feat!: drop the fat jars; users build their own jar with Maven - #249
No more fat jars from 1.4.0. Up to 1.3.0 every release attached 15 signed srcmorph-cli fat jars to GitHub; they were never on Central. There are too many OS, CPU and GPU combinations to ship one per machine, so this PR removes them. Gone with them:
the assembly in srcmorph-cli;
the license collector, which only those jars needed, together with its ci.actions.dir wiring and third-party-notices/;
the classifier loop in the publish jobs;
sign-fatjars.sh, verify-classifier-fatjars.sh and their .github/buildcheck tests.
examples/windows-fatjar becomes examples/build-your-own-jar, for every platform.
Its pom.xml takes srcmorph-cli from Central and picks the natives jar of the OS/arch with an OS-activated profile.
-Dnatives= overrides that choice. When no profile matches, the enforcer stops the build and names the property.
-Dgpu=<classifier> adds one GPU module.
Everything is packed into target/srcmorph.jar, including the logging defaults.
It comes with build.sh/.bat and run.sh/.bat. The eight examples/run_* scripts now run that jar.
README and CLI README describe Maven as the supported path. JBang is mentioned as a shortcut.
CI: smoke-fatjar becomes smoke-jar and takes the user's path:
mvn install of the reactor;
the example, with srcmorph.version and llama.version from the reactor;
the Java 8 bytecode check over that jar and the plugin jar;
Plan.
This puts the example pom under test in every PR. release-assets.json is now {"schema": 1}.
Test plan
Windows, JDK 21, srcmorph 1.3.0 from Central: the CPU-only jar is 20 MiB and runs Plan. With -Dgpu=vulkan-windows-x86-64 the jar is 32 MiB. The enforcer message appears when no profile matches.
run_plan.sh and run_plan.bat run the jar, and print a clear message when it is missing.
Docker maven:3.9-eclipse-temurin-25 with only this repository mounted, so no ../actions:
all steps of smoke-jar: install, then the example at 1.4.0-SNAPSHOT;
cpu-linux-x86-64 is picked and simplelogger.properties is in the jar;
Plan exits 0 with Main#run end. on stdout.
The bernardladenthin/actions checks, run locally:
release gate: 21 jobs, 0 violations;
every run script parses;
templates: 0 problems;
publication wiring and release-asset dry run: 0 problems.
reuse lint passes.
JBang itself was not run, because it is not installed here. Instead I checked the classpath it would resolve: srcmorph-cli 1.3.0 from Central with all CPU natives, run as java -cp … Main config_Plan.json, which finished with Main#run end..
The Java 8 bytecode check over the new jar has only run in CI, not locally.
Added a cross-platform workflow to build a runnable application JAR with native libraries selected for the build machine, with options to choose a classifier or add GPU support.
Added Windows and Unix-like build and launch scripts; updated examples to use the locally built JAR.
Changes
Releases no longer include prebuilt runnable JARs. Build one locally before running the examples.
Documentation
Updated setup, platform, and release guidance with build instructions, native-library selection details, and the JBang alternative.
srcmorph published 15 signed srcmorph-cli fat jars per release on GitHub
(never on Central): a CPU jar for every desktop platform plus one per llama
GPU module. There are too many OS/CPU/GPU combinations to ship one per
machine, so 1.4.0 ships none and the README points at one Maven path.
- examples/windows-fatjar becomes examples/build-your-own-jar, for every
platform: srcmorph-cli from Central, llama-platform excluded, the natives
jar of the build machine's OS/arch from an OS-activated profile
(-Dnatives= overrides it; the enforcer names the property when no profile
matches), one GPU module with -Dgpu=, packed with the slf4j-simple defaults
into target/srcmorph.jar. build.sh/.bat and run.sh/.bat. The eight
examples/run_* scripts now run that jar.
- srcmorph-cli: no assembly, no fat-jar.xml; simplelogger.properties moves
into the example. The runtime license collector existed only for the fat
jars, so it goes too, with the ci.actions.dir wiring, the common/setup
steps in build and test, and third-party-notices/.
- CI: smoke-fatjar becomes smoke-jar and takes the user's path: mvn install,
then the example with srcmorph.version and llama.version from the reactor,
the Java 8 bytecode check over that jar and the plugin jar, then Plan. The
publish jobs lose the classifier loop; release-assets.json is
{"schema": 1}. sign-fatjars.sh, verify-classifier-fatjars.sh and the
.github/buildcheck tests that only covered the latter are deleted.
- README, srcmorph-cli/README, CLAUDE.md, THIRD_PARTY.md, the Windows guide,
RELEASE.md (the example pom is a hand-maintained version site), CHANGELOG,
TODO.md.
Verified locally:
- Windows, JDK 21, srcmorph 1.3.0 from Central: CPU 20 MiB, with
-Dgpu=vulkan-windows-x86-64 32 MiB; Plan runs; run_plan.sh/.bat run the jar
and say what to do when it is missing; the enforcer message appears when
no profile matches.
- Docker maven:3.9-eclipse-temurin-25, only this repository mounted: the
smoke-jar steps (install, example at 1.4.0-SNAPSHOT, cpu-linux-x86-64
picked, Plan exit 0 with the marker on stdout).
- actions v1.1.0 checks: release gate 0 violations, run scripts parse,
templates 0 problems, publication wiring and asset dry run 0 problems;
reuse lint compliant.

Walkthrough
The PR removes published fat-jar packaging and its CI support. It adds a cross-platform Maven example that builds a local runnable jar with selected native dependencies. CI now tests this jar and stages Maven artifacts only.
The reviewed build and publication paths show no actionable merge-blocking risk in this scope.
Security architecture risk: Low · up to cc01c
The inspected changes preserve Maven artifact signing and publication gates without demonstrating expanded credential authority or a new remote attack path. The main remaining uncertainty is whether the release process handles an empty binary-asset list and partial publication failures correctly.
Retained concerns
No architecture-level concerns identified.
Security review details
Security Blast Radius
inferred — The new assembly path executes Maven plugins and then the assembled CLI under the invoking user’s identity. Compromise of the example project, resolved build dependencies, or local jar could therefore affect that user’s accessible files and credentials. The inspected wrappers introduce no elevation command or new service identity; this is a local build-and-execution trust boundary, not a demonstrated privilege-escalation path.
Trust Boundaries and Controls
inferred — Provenance responsibility changes at assembly: users construct a runnable jar from Maven inputs instead of receiving a publisher-signed assembled release jar. Publisher-side Maven signing remains configured, but the inspected example does not explicitly verify dependency GPG signatures or sign its assembled output. This describes the changed trust model, not a verified dependency-substitution attack.
Resilience and Maintainability Implications
inferred — The workflow exposes a completion gate before downstream publication, but its source alone cannot prove atomicity, cleanup, idempotent retries, or handling of a schema-only release-assets manifest inside the external actions. Those implementation gaps limit assurance; unchanged transfer wiring does not establish a newly introduced failure-containment defect.

Add the formatter-wrapped Apache 2.0 license header below the shebang.
The script has SPDX tags but no Apache 2.0 license header. CLAUDE.md requires every source file to include that header inside @formatter:off and @formatter:on markers, using the file type's comment syntax. For a shell script, that syntax is #. Keep the shebang first and add the header block directly after it.

ExamplesConfigBindingTest read examples/windows-fatjar/srcmorph.yaml and
failed after the rename (SonarQube run 40405231561); the doc search before
the rename covered *.md/*.yml/*.json only, not Java. Renamed the test with
it, and updated the two Java comments that still named the fat jar
(module-info.java of srcmorph-cli, EngineSupport).
