[OMNIML-6081] [1/2] Pack sharded weights in FSDP2 weight-update windows, and NVFP4 DTensor shards - #3099
[1/2] of #2750's split (2026-10-28), made at its review's request because #2750 was over the 500-line budget. This PR packs weights that are still sharded, which the keep-fused fold needs. #2750, now [2/2] and stacked on this PR, keeps the fold.
Base:main, now that #2736 has merged (2026-10-28). #2750 merges after this PR.
Type of change: New feature (part of the no-gather distributed export)
The no-gather export (#2752) packs quantized weights while the model is still sharded across ranks: no rank gathers the whole model, though each FSDP2 unit is still all-gathered once, inside its weight-update window, while its weights are packed. This PR covers the two parts of that which do not depend on the fused-experts fold.
NVFP4 packs DTensor shards. Three steps broke on a DTensor:
The block scales' zero fill used a boolean-mask assignment. That lowers to index_put_, which DTensor cannot dispatch. It now uses torch.where.
The fp4 cast mixed the DTensor with plain constants ("got mixed torch.Tensor and DTensor"). It now runs on the local shard and rewraps it with the global shape and stride, so an uneven shard keeps its real size. from_local would infer local x world rows, which for 96 rows over 64 ranks gives each rank a different global shape, and the writer then fails far from the cause.
The nibble pack's << is a silent no-op on a DTensor (torch 2.8 to 2.14), so it packed unrelated codes. It now uses torch.bitwise_left_shift.
Plain tensors pack exactly as before.
The other 4-bit packers refuse a DTensor shard. INT4, NF4 and MXFP4, and the export's INT4 packer (pack_int4_in_uint8), shift with torch.bitwise_left_shift too, which gives the same bytes on a plain tensor. None of them packs a shard: each combines its input with plain tensors, which DTensor refuses deep inside, or, on INT4's CPU fallback, gathers it whole and then dropped the shift. So each now refuses a DTensor up front, and NVFP4 refuses one that comes with a plain per-block scale, such as a static quantizer's. On this PR's path the packers see plain tensors; the refusals keep a shard that reaches them from being packed wrong.
FSDP2-owned weights pack inside weight-update windows.ExportContext.keep_fused_experts marks the no-gather path.
On that path, a quantized linear whose dense part FSDP2 shards is packed inside its unit's fsdp2_aware_weight_update window, which hands FSDP2 the packed weights. Packed outside one, the unit's next reshard puts FSDP2's unquantized shard back, and the checkpoint is written unquantized.
Under held_fsdp2_weight_windows, a unit's window stays open from one module to the next, so a decoder layer is gathered once, not once per linear. A module joins the window once, however many of its weights it packs. _process_quantized_modules enters it around its dispatch loop, but no window opens there until the no-gather export ([OMNIML-6083] Write a sharded model's HF checkpoint without gathering it #2752) sets keep_fused_experts on that loop's context and lets a sharded model through.
Where expert parallelism leaves the root unwrapped, the window opens on the layer's own unit.
A unit that owns a weight directly, as a linear that is a unit of its own under an unwrapped root does, keys that weight by its bare name in the window's FSDPParam mapping (core_utils._param_key). get_prefixed_param_names used to name it after the weight itself, so the window skipped the packed weight and the reshard put the float shard back. A module the name map does not know keeps a key no parameter has, so the window skips it rather than take it for the root.
The unit is found by walking up the module's name through name maps built once per export (ExportContext.module_names), instead of scanning the model per module. Time to open the window around each of 10 linears per FSDP2 unit, in a synthetic model of about 1,000 modules per unit (CPU, one gloo rank, torch 2.14), measured before the split:
Internal to the export: the no-gather writer (#2752) sets keep_fused_experts. Nothing changes for a single-process or gather export.
Testing
tests/unit/torch/export/test_sharded_weight_packing.py (new) runs on a one-rank gloo world. It checks that:
NVFP4 packs a DTensor shard into the same codes and scales as the plain weight, an all-zero block included;
the fp4 cast keeps an uneven shard's global shape;
the quantized-linear handlers pack an FSDP2 unit in one held window, or in a window per module outside held windows, with the root sharded or not, and the sharded state dict carries the packed weights byte for byte.
test_nvfp4_tensor.py: an all-zero block gets a scale of 1 on both the dynamic and the static path.
tests/unit/torch/export, test_nvfp4_tensor.py, test_meta_dcp_load.py and quantization/test_utils.py pass (530), on transformers 5.18 and torch 2.14. The exceptions are 7 test_export_diffusers.py cases, which fail the same way in that environment without this change.
Review round, 2026-10-29: a module that asks for its unit's held window once per weight now joins it once; listed twice, it was re-registered with FSDP2 from its own shard, which FSDP2 rejects. The new test_a_module_joins_its_units_held_window_once fails without the fix. Comments are cut to their constraint, DTensor and init_device_mesh are imported at module scope, and ExportContext.fsdp2_window is typed. Pre-commit passes against main; test_sharded_weight_packing.py, test_nvfp4_tensor.py, test_meta_dcp_load.py and test_export_registry.py pass (66) on torch 2.14.
A linear that is an FSDP2 unit of its own under an unwrapped root now keeps its packed weight. It used to export as float32, reproduced on one gloo rank. The handler test gains that layout, which fails without the fix.
A two-rank job on the cpu_dist_workers pool packs an uneven NVFP4 shard (three rows over two ranks) into the plain pack's codes and scales. It also runs the handlers over two FSDP2 units, a 17-row weight among them, against an unsharded export. Dropping the global shape from _cast_fp4's rewrap fails it.
test_sharded_weight_packing.py and test_param_index.py pass (17) on torch 2.14, and pre-commit passes against main.
GPU runs over NCCL: tests/gpu/torch/export/test_sharded_weight_packing_gpu.py (51f187fb029) runs the two-rank checks on every visible GPU and skips below two. Results are below.

Review round 3, 2026-10-29 (d568dacad39, 6033bb8e2a8; juhi10071998's review and Claude's):
The INT4, NF4 and MXFP4 packers and the export's INT4 packer shift with torch.bitwise_left_shift and refuse a DTensor shard, and NVFP4 refuses one with a static quantizer's plain per-block scale. test_a_packer_that_packs_only_whole_tensors_refuses_a_shard covers the five; each case fails without its refusal. On one and two gloo ranks, before the change, the INT4 export packer, NF4 and MXFP4 raised "mixed torch.Tensor and DTensor" deep inside, and INT4QTensor's CPU fallback returned wrong codes.
A module the window's name map does not know no longer takes the key of a parameter the root owns. test_a_module_the_window_cannot_name_never_takes_the_roots_own_weight fails without the fix.
keep_fused_experts is documented in a docstring.
Pre-commit passes against main. tests/unit/torch/export and tests/unit/torch/quantization pass (2065) on torch 2.14 and transformers 5.18; 11 diffusers cases and one diffusers test module fail the same way on main in that environment.
Review round 4, 2026-10-29 (46742ffd24e, Claude's review), comments only: the held windows' call site says that no window opens there until the no-gather export sets keep_fused_experts, and the GPU test says what ends a rank left waiting in a window. Pre-commit passes against main.

Walkthrough
This change adds FSDP2-aware weight-update windows to quantized export and adds NVFP4 support for casting sharded DTensors. Tests cover sharded packing, scale handling, parameter naming, GPU execution, and export-window behavior.
Static and dynamic scale paths replace zero scales with 1.0. DTensor casting processes local shards and restores global shape, stride, mesh, and placements. Packed-byte shifting uses torch.bitwise_left_shift.
FSDP2 export windows modelopt/torch/export/registry.py, modelopt/torch/export/hf_export_handlers.py, modelopt/torch/export/unified_export_hf.py, modelopt/torch/quantization/utils/core_utils.py, tests/unit/torch/quantization/test_param_index.py
ExportContext stores fused-expert and FSDP2 window state. Export dispatch holds windows across modules, and handlers reuse windows within the same FSDP2 unit. Root-owned parameter lookup uses keys without a leading dot.
Sharded packing and window validation tests/unit/torch/conftest.py, tests/unit/torch/export/test_sharded_weight_packing.py, tests/gpu/torch/export/test_sharded_weight_packing_gpu.py, tests/unit/torch/quantization/test_nvfp4_tensor.py, tests/unit/torch/utils/test_meta_dcp_load.py
CPU and GPU tests compare sharded and unsharded results, validate DTensor metadata, exercise held and per-module windows, and cover zero-valued blocks. The shared Gloo fixture is added to torch tests and removed from the meta-load test.

[CRITICAL Algorithm] A module that packs more than one weight is appended to the held window's list once per weight, and fsdp2_aware_weight_update then re-registers its params twice.
_export_bmm_experts (Llama4 / GPT-OSS, hf_export_handlers.py:291-310) calls _export_weight(module, ctx, weight_name) twice on the same module — once for gate_up_proj, once for down_proj. On the held path both calls land in the same unit, so the first opens the window with modules=[module] and the second takes this branch and appends the same object again: held.modules == [module, module].
fsdp2_aware_weight_update's exit loop (core_utils.py:1105-1155) iterates modules_to_update and re-reads module.named_parameters() on each iteration. Pass 1 builds a fresh FSDPParam/QFSDPParam from the gathered full param, which chunks it to this rank's shard and assigns the sharded param back onto the module. Pass 2 then re-reads that already-sharded param and chunks it again — a shard of a shard — and stores it in fsdp_param_mapping[name], which becomes fsdp_param_group.fsdp_params. The result is silently truncated expert weights (and a corrupt FSDP param group) for the two BMM-fused expert types on the multi-rank no-gather path.
The new test cannot see this: world_size=1 makes chunking the identity, and it only exercises nn.Linear, which packs one weight per module.
The reason will be displayed to describe this comment to others. Learn more.
Fixed in 136c766: _fsdp2_weight_window now lists a module in the held window once, however many of its weights ask for the window.
You are right about the mechanism. The window's exit loop re-registered the module a second time, from the DTensor shard that the first pass had installed. On a one-rank gloo world FSDP2 raises at that point, because it takes the shard for a tensor-parallel DTensor. The new test_a_module_joins_its_units_held_window_once fails without the change.
In the series this path was not reachable. The only handler that packs two weights of one module is _export_bmm_experts. #2750 makes that handler refuse the keep-fused export before it packs anything, because Llama4 and GPT-OSS store their experts transposed and the writer's per-expert split cannot cut them. keep_fused_experts is first set by #2752, which sits above #2750. The helper should not depend on that ordering, though, so the fix stays in this slice.
The reason will be displayed to describe this comment to others. Learn more.
[SUGGESTION] The justification is wrong at this call site. On the static branch per_block_scale comes from weight_quantizer._amax.float() (line 165), a registered buffer — fully_shard shards parameters, not buffers, so this tensor is never a DTensor; weight is only read for .shape on line 171. The change itself is fine (identical result, and it keeps the two paths written the same way), but the stated reason doesn't hold here and will mislead the next reader into thinking the static path is DTensor-sensitive.
Something like # torch.where, to match the dynamic path below, which must avoid index_put_ on a DTensor. says it accurately in one line.
Related, per CONTRIBUTING's "Comment cautiously" ("Keep comments to one or two lines… root-cause analysis belong[s] in the PR description, not the source"): the 3-line comment here, the 5-line one at line 219, the 6+4-line pair in _cast_fp4, and the 6-line docstring of _window_root all narrate the torch bug and its diagnosis. The what-not-to-use is worth keeping (one line each); the error strings, the "96 rows over 64 ranks" example and the "surfaces as a KeyError deep in the writer" trace belong in the PR body.
The reason will be displayed to describe this comment to others. Learn more.
Done in ebfb6a7. The static path's comment now says it uses torch.where to match the dynamic path, since its amax buffer is never a DTensor. The comments in get_weights_scaling_factor and _cast_fp4, and _window_root's docstring, are now one or two lines each, stating only the constraint. The torch failure modes and the uneven-shard example are in the PR description.

[SUGGESTION]Any loses the one invariant that matters for this field — it holds a hf_export_handlers._HeldWindow or None, and _fsdp2_weight_window relies on .unit / .modules / .stack being there. The file already has a TYPE_CHECKING block (line 36) for exactly this, and a TYPE_CHECKING import does not create the runtime cycle that an eager one would:
torch is already imported at the top of this file, and torch.distributed is a hard dependency of the touched code. No circular-import or optional-dependency reason justifies the in-function import. Import errors then surface at collection time.
As per path instructions: "Imports inside functions or test methods without explicit justification... Imports belong at the top of the file."

Review comment at @tests/unit/torch/conftest.py at line 62:
Move the init_device_mesh import from inside its function to module scope in the
conftest module, alongside the existing torch imports, so import errors surface
during test collection.
Move the DTensor import to module scope and narrow the try block.
pyproject.toml requires torch>=2.10. core_utils.py already imports torch.distributed.tensor.DTensor at module scope. The hf export handlers now import torch.distributed.fsdp at module scope as well. So the ImportError fallback is dead code.
The function-level import runs on every _cast_fp4 call. The wide try also swallows any ImportError raised inside weight.to_local().
Use a module-level import and a plain isinstance check. This also removes the _DTensor alias and the class entry in the _dtensor_meta tuple.
Add from torch.distributed.tensor import DTensor to the module imports. Then update the unpacking and the from_local call at lines 303-304 to use DTensor.from_local and a four-element tuple.

Claude review — 1 CRITICAL, 0 IMPORTANT, 2 SUGGESTION
Full review (the trigger comment carried no scoping instructions). All 9 changed files opened: the 5 under modelopt/ in full-hunk context, plus fsdp2_aware_weight_update / _get_enclosing_fsdp_module / DistributionPlan from the base branch for the composition reasoning, and the 4 test files.
Most impactful finding
A module that packs more than one weight is appended to the held window twice (inline, hf_export_handlers.py:91). _export_bmm_experts calls _export_weight twice on the same module (gate_up_proj, then down_proj), so held.modules becomes [module, module]. The exit loop of fsdp2_aware_weight_update re-reads module.named_parameters() per list entry, and pass 1 has already chunked the gathered param to this rank's shard and assigned it back onto the module — so pass 2 chunks a shard of a shard and installs it in fsdp_param_group.fsdp_params. Silently truncated Llama4 / GPT-OSS expert weights on the multi-rank no-gather path. world_size=1 makes chunking the identity and the new test only uses nn.Linear, so neither catches it. One-line fix (dedupe by identity) in the inline comment.
Suggestions
The torch.where justification is inaccurate on the static branch of get_weights_scaling_factor_from_quantizer — that per_block_scale comes from the _amax buffer, which fully_shard never shards, so it is never a DTensor. Plus a note on comment length against the "Comment cautiously" standard in CONTRIBUTING (inline).
ExportContext.fsdp2_window: Any can be "_HeldWindow | None" under the existing TYPE_CHECKING block (inline).
Checked and clean
Held-window lifecycle. A unit change closes the previous window before opening the next; the finally in held_fsdp2_weight_windows closes the last one; ExitStack unwinds on exception; the per-module fallback means a dispatch loop that knows nothing of held windows cannot leave a unit unsharded. All three cases of _window_root (FSDP root / no enclosing unit / unwrapped root with an inner unit) hand fsdp2_aware_weight_update a root whose _get_enclosing_fsdp_module resolves back to unit, with name maps rooted consistently — including create_fsdp_param_mapping(..., root_model) in the EP case.
List mutation in fsdp2_aware_weight_update is genuinely safe as the docstring now claims: the exit loop reads modules_to_update again, and the len(modules_to_update) > 1 membership assertion runs only at entry — appended modules whose params FSDP2 does not own (EP weights it was told to ignore) fall through the if name not in fsdp_param_mapping: continue, which is the right outcome. Only the duplicate-entry case above breaks.
Gating.ctx.keep_fused_experts and distribution_plan(...) short-circuits, so no existing export calls distribution_plan per module or can newly raise from it. Plain-tensor NVFP4 is bit-identical: torch.where(cond, 1.0, t) keeps the dtype of t (weak scalar promotion), and torch.bitwise_left_shift(x, 4) is x << 4.
The _cast_fp4 rewrap. Output shape equals input shape, so reusing the input global shape/stride is right for a contiguous local shard; run_check=False avoids the collective. The in-place abs_ now hits the local storage of the DTensor, which matches the existing plain-tensor contract of that helper (callers clone). quantize only ever hands it a fresh scaled_weight.
_export_fused_experts bypassing _export_weight is benign here: it registers new per-expert attributes rather than replacing an FSDP2-managed param, so no reshard clobbers them.
Imports.pyproject.toml pins torch>=2.10 and core_utils already imports FSDPModule at module scope, so the new top-level import adds no new floor.
Fixture move.skip_on_windows is defined in tests/conftest.py, so it still resolves from tests/unit/torch/conftest.py; wrapping the teardown in try/finally is an improvement over the version deleted from test_meta_dcp_load.py.
Notes, not findings
The named_modules() order on an FSDP-root model is embed_tokens (root unit) then layers.* (child units) then norm, lm_head (root unit again), so the window of the root unit is opened, closed and reopened. Correct, just one extra gather of the params of the root unit per export — not worth code to avoid.
keep_fused_experts has no writer in modelopt/ on this branch (only the new test sets it). That is the stated shape of the [1/2] split, and the field is read on a real path, so it is not flagged — but it does mean the CRITICAL above lands as live corruption the moment #2752 sets the flag, which is the argument for fixing it in this slice rather than the next.
Risk
Moderate. Everything outside the keep_fused_experts gate is bit-identical or inert, and the window machinery composes correctly for the single-weight-per-module case the tests cover. The risk is concentrated in the one multi-weight handler, where the failure mode is silent and invisible at world_size=1.
Thanks to both reviewers. Here is what each item became; it is pushed as ebfb6a7.
Claude, CRITICAL (a module listed twice in a held window): fixed in 136c766, with a test that fails without the fix. The thread has the details, including why the path was not yet reachable in the series.
Claude, the static-path comment, comment lengths, and fsdp2_window's type: done in ebfb6a7.
CodeRabbit, deduplicating the held window: this is the same fix.
CodeRabbit nitpicks:init_device_mesh and DTensor are now imported at module scope (ebfb6a7). _cast_fp4 keeps the input DTensor itself rather than a tuple of its parts, and the ImportError fallback is gone. The gloo_world_of_one fixture's text now matches [OMNIML-6082] [2/3] Move each tensor of a sharded model whole to one owner rank #3101's copy, so the two PRs no longer differ there.

In core_utils.py, create_fsdp_param_mapping then records its root weight as weight.weight, but fsdp2_aware_weight_update looks up .weight. The update is skipped, and resharding restores the original unquantized weight. Fix root-parameter naming in both paths and cover a directly sharded linear. (raw.githubusercontent.com)

[SUGGESTION] The dedupe here is the right fix (it was the CRITICAL from the previous round, and _export_bmm_experts is the live caller that asks twice for gate_up_proj then down_proj). My concern is only with the evidence behind it.
test_a_module_joins_its_units_held_window_once runs on gloo_world_of_one, and at world_size=1 the re-chunk in FSDPParam._init_sharded_param is the identity: without this if, pass 2 would re-read module.named_parameters(), get back the param pass 1 already assigned, and chunk it to the same bytes. Its final assertion (sd["0.0.weight"].full_tensor() == ref.weight) then still holds, so the test looks like it would pass against the unfixed code — which is exactly how the bug survived the previous round (CONTRIBUTING's "each fix has a test that fails without it").
Could you revert these two lines locally and confirm the test actually fails? If it passes, the test is asserting something other than what it documents, and the real check needs either a world_size >= 2 fixture (tests/gpu* or the session-scoped cpu_dist_workers) or a direct assertion on the held list — e.g. assert len(ctx.fsdp2_window.modules) == 1 after the second _fsdp2_weight_window call, which is rank-count independent and fails immediately without the dedupe.
The reason will be displayed to describe this comment to others. Learn more.
I checked by reverting the two lines: the test fails without the dedupe.
At world size one the re-chunk is the identity, as you say, but pass 2 never reaches it. It reads back the param that pass 1 installed, which is now a DTensor. FSDPParam then takes its tensor-parallel path (_init_sharding_spec_tp), and that path raises in DeviceMesh._concatenate with TypeError: Invariant encountered: value was None when it should not be. The test is checking for that failure: the window closes cleanly, and the packed weight survives the reshard.

[SUGGESTION]shape=sharded.shape is right and is the point of the comment above. stride=sharded.stride(), though, describes the input, while the tensor being wrapped is packed — a fresh, always-contiguous result of the arithmetic above. The two agree only when the input's local shard is contiguous.
Today every caller is fine: quantize passes scaled_weight straight off a division plus .view(), and the ONNX callers (modelopt/onnx/export/nvfp4_exporter.py:53, modelopt/onnx/quantization/qdq_utils.py:1626) pass plain tensors. But with run_check=False a mismatch is not caught — a non-contiguous local shard (say a transposed or strided view) would yield a DTensor whose declared global stride does not describe its local storage, and the error surfaces much later, in full_tensor()/redistribute(), as silently wrong bytes rather than an exception.
Cheapest ways to close it: take the local shard as sharded.to_local().contiguous() at the top, or compute the stride from sharded.shape as a contiguous layout rather than copying the input's. Either makes the invariant the comment relies on explicit.
The reason will be displayed to describe this comment to others. Learn more.
I'm leaving this as is: the input's stride also describes packed.
The cast's elementwise steps keep their input's memory layout rather than producing a contiguous result. I checked this on one gloo rank with a transposed local shard (shape (4, 32), local stride (1, 4)):
packed came back with the same local stride, (1, 4), and was declared with the input's global stride;
full_tensor() equals the plain cast of the contiguous weight;
so does the nibble pack that quantize builds on top of it.
The DTensors that reach this path are FSDP2 params, which FSDP2 requires to be contiguous anyway.

Claude review — 0 CRITICAL, 0 IMPORTANT, 3 SUGGESTION
Full review (the trigger comment carried no scoping instructions). All 9 changed files opened: the 5 under modelopt/ in full-hunk context, the 4 test files, plus fsdp2_aware_weight_update / _get_enclosing_fsdp_module / module_name_maps / DistributionPlan / _export_fused_experts / _export_quantized_weight from the base branch for the composition reasoning.
Previous round's findings are resolved
CRITICAL — module appended to the held window twice. Fixed: if not any(m is module for m in held.modules) at hf_export_handlers.py:89. _export_bmm_experts (the one live double-caller) now joins the list once, so the exit loop chunks each param once.
SUGGESTION — inaccurate torch.where justification on the static path. Fixed: the static comment now points at the dynamic path rather than claiming its own per_block_scale is a DTensor.
SUGGESTION — fsdp2_window: Any. Fixed: "_HeldWindow | None" under the existing TYPE_CHECKING block.
New findings
[SUGGESTION] The dedupe's regression test may not fail without the dedupe (inline). At world_size=1 the re-chunk is the identity, so test_a_module_joins_its_units_held_window_once's byte assertion looks like it would hold against the unfixed code too — which is how the bug got past the last round. Worth reverting the two lines to confirm; if it passes, an assertion on len(ctx.fsdp2_window.modules) is rank-count independent and fails immediately.
[SUGGESTION]_cast_fp4 passes stride=sharded.stride() for a packed that is always contiguous (inline). Correct for every caller today, but with run_check=False a non-contiguous local shard would produce a DTensor whose declared global stride does not describe its storage, surfacing as wrong bytes in a later full_tensor().
[SUGGESTION]_export_bmm_experts's docstring is now stale (not inline — the line is outside the diff). It says the quantizer's single amax means "each rank can pack just the experts it owns and produce identical bytes — no gather or unshard needed." On the path this PR adds (keep_fused_experts + dense="fsdp"), its two _export_weight calls open a weight-update window that unshards the enclosing unit, and with ep_size=1 the fused gate_up_proj/down_proj are themselves FSDP2-owned, so the rank packs all experts from the gathered param. The conclusion (identical bytes) still holds; the "no gather or unshard" premise no longer does, and that premise is the kind of thing a later reader will build on.
Checked and clean
Held-window lifecycle. A unit change closes the previous window before opening the next; held_fsdp2_weight_windows's finally closes the last one and clears the flag; an exception inside a handler unwinds through the yield into that finally, and ExitStack unwinds the window itself. The per-module fallback means unified_export_hf_streaming.py / layerwise_export.py, which run their own dispatch loops and never enter held windows, still cannot leave a unit unsharded.
_window_root's three cases. FSDP root → (ctx.model, model-rooted names); unwrapped root with an inner unit (EP) → (unit, unit-rooted names); no enclosing unit with an unwrapped root → unit is ctx.model, so fsdp2_aware_weight_update skips its whole body and the window is a correct no-op for EP weights FSDP2 was told to ignore. In each case the root_model handed down resolves back to unit via _get_enclosing_fsdp_module, and create_fsdp_param_mapping(..., root_model) / _get_module_name(..., root_model, names) are rooted consistently.
Rank-uniformity of the window sequence. Every gate on the unshard/reshard collectives is replicated state — named_modules() order, _enclosing_unit, distribution_plan(...).is_fsdp_dense, get_quantization_format(...) == QUANTIZATION_NONE, the embedding tie check. No rank-dependent branch opens or skips a window.
Peak memory. Held windows strictly reduce all-gathers (one per unit instead of one per quantized linear) without raising the peak: fsdp2_aware_weight_update already unshards the whole unit for a single module.
Plain-tensor NVFP4 is bit-identical.torch.where(cond, 1.0, t) keeps t's dtype under weak scalar promotion, and both per_block_scale operands are freshly divided float32 tensors, so replacing the in-place masked store introduces no aliasing change. torch.bitwise_left_shift(x, 4) is x << 4. The two new test_nvfp4_tensor.py cases pin the zero-block behaviour (zero and amax-6 blocks both land on 1.0, not the 448 clamp) on both paths.
The _cast_fp4 rewrap. The cast is elementwise, so reusing the input's global shape is right, and run_check=False avoids a collective. The in-place abs_ now lands on the DTensor's local storage, which matches the helper's existing plain-tensor contract (callers clone; quantize only ever hands it a fresh scaled_weight). modelopt/onnx/export/nvfp4_exporter.py and qdq_utils.py pass plain tensors and take the unchanged branch.
_export_fused_experts bypassing _export_weight stays benign on this branch: it packs into fresh nn.Module wrappers and add_modules per-expert children rather than replacing an FSDP2-managed param, so no reshard clobbers its output.
ModuleNames caching is safe against id reuse.module_name_maps keeps name_to_module alongside the id(module) map, so every module stays referenced for the cache's lifetime and _delete_fused_moe_source_attrs cannot free an id into the reverse map.
Imports.modelopt.torch.export.hf_export_handlers imports cleanly at module scope — core_utils has no __all__, so module_name_maps / fsdp2_aware_weight_update resolve through from .core_utils import *, and the registry → hf_export_handlers direction stays under TYPE_CHECKING with string annotations, so @dataclass never evaluates it. pyproject.toml pins torch>=2.10 and core_utils already imports FSDPModule at module scope, so the new top-level import adds no floor. Dropping the noqa: F401 is now correct.
Backward compatibility. The new ExportContext fields are all appended after existing ones with defaults, and the five construction sites are keyword-based. keep_fused_experts short-circuits before distribution_plan, so no existing export can newly raise from it; everything outside that gate is inert.
Fixture move.skip_on_windows lives in tests/conftest.py, so it still resolves from tests/unit/torch/conftest.py; the added try/finally is an improvement over the version deleted from test_meta_dcp_load.py, and the extra init_device_mesh yield is harmless for that file's existing users.
Notes, not findings
named_modules() on an FSDP-root model runs embed_tokens (root unit) → layers.* (child units) → norm, lm_head (root unit again), so the root unit's window opens, closes and reopens. Correct — the second entry rebuilds fsdp_param_mapping from the current fsdp_params, so embed_tokens' already-registered QFSDPParam is preserved and only lm_head is re-registered. One extra gather of the root unit per export, not worth code to avoid.
keep_fused_experts still has no writer in modelopt/ (only the new test sets it). That is the stated shape of the [1/2] split and the field is read on a real path, so it is not flagged.
The static get_weights_scaling_factor_from_quantizer path returns a plain, globally-shaped per_block_scale (the _amax buffer is not sharded by fully_shard), which quantize would then mix with a DTensor weight — a hard "mixed torch.Tensor and DTensor" raise, not silent corruption. Unreachable in this slice (FSDP2-owned weights are gathered inside the window, so they arrive as plain tensors), and the DTensor weights that would hit it come from the keep-fused fold in #2750. Flagging only so it is on the list for that PR.
Risk
Low for this slice. Everything outside the keep_fused_experts gate is bit-identical or inert, the window machinery composes correctly across all three root/unit shapes, and the one previously-live corruption path is fixed. The residual risk is in test coverage rather than code: the fix's regression test runs at world_size=1, where the failure it guards against may be unobservable.
Thanks for the approvals. Here are the remaining points:
Claude, whether the dedupe's test fails without the fix: it does; I checked by reverting the fix. Without it, FSDP2 raises at the window's close. Details are in the thread.
Claude, _cast_fp4's stride: kept. The elementwise steps keep their input's layout, so the input's stride describes the result; I checked this on a transposed shard. Details are in the thread.
CodeRabbit, a weight owned directly by the selected unit (outside the diff): no unit here is the module being packed. FSDP2 units are the decoder layers and, optionally, the root (fsdp2_wrap), and every handler packs a module below its layer: a linear or an experts module. With an unwrapped root, _window_root hands the layer in as the root, and both name maps then read self_attn.q_proj.weight. The weight.weight naming you found is in main's create_fsdp_param_mapping. It matters only when a module is its own unit and its own root, a layout neither main nor this series creates.

Comment: the unwrapped-root fallback can silently discard packed weights when an FSDP2 unit owns parameters directly.
Needs action:
Fix root-owned parameter naming in _window_root / fsdp2_aware_weight_update; see the inline comment at hf_export_handlers.py:69. Add a directly sharded QuantLinear regression.
Add real two-rank packing coverage in test_sharded_weight_packing.py, including uneven rows, unit transitions, and byte-identical sharded state dictionaries. Use cpu_dist_workers; record GPU and supported-Torch validation separately.

[P2] Re-register parameters owned directly by this window root. This fallback passes the FSDP unit itself as root_model. For an unwrapped parent containing a directly fully_shard-ed QuantLinear, create_fsdp_param_mapping() calls get_prefixed_param_names(linear, linear): the first parameter name is weight, whose rsplit('.', 1)[0] is still weight, yielding the mapping key weight.weight. On exit, fsdp2_aware_weight_update() gets the module name '' and searches for .weight. Nothing matches, so it skips the new packed parameter and reshard restores the original floating-point shard. This defeats the new fallback's writeback guarantee without an error. Build mapping keys from the owning module's relative name and join an empty prefix as just the parameter name, consistently in both mapping creation and the exit loop. Cover model = nn.Sequential(quantized_linear) with only that linear fully sharded, keep_fused_experts=True, and assert that its sharded state dict retains the packed bytes. This finding is established by source tracing; I could not execute the reproduction.

Reproduced on one gloo rank, and fixed in 54f8632.
With nn.Sequential(quant_linear) and only the linear fully_shard-ed, the window's FSDPParam mapping held weight.weight, while its exit looked up .weight. It skipped the packed weight, the reshard put the float shard back, and the exported weight stayed float32, as you traced.
The fix:get_prefixed_param_names now names the owner of a parameter that the root holds directly "", where it returned the parameter's own name. The mapping, the entry check and the exit loop of fsdp2_aware_weight_update now join a module name and a parameter name the same way (_param_key), so the root's own parameters are keyed by their bare names.
The test: the handler test gains a layout in which each linear is an FSDP2 unit of its own under an unwrapped root. Both its held and per-module cases fail without the fix.
On reachability: modelopt's own loader wraps the decoder layers and the root, never a linear on its own. That is why I called this layout unreachable on CodeRabbit's earlier comment. But a model wrapped by hand would have exported unquantized weights with no error, so it is fixed here.

[P2] Exercise a real uneven shard through the complete packing path. All new tests use a one-rank mesh; this case fabricates a global three-row tensor with only two local rows on that mesh. It checks that _cast_fp4 copies supplied metadata, but cannot detect rank-dependent global shapes, redistribution during block reshaping/nibble slicing, wrong concatenation, or collective mismatches. Existing multi-rank tests in test_fsdp2_parallel_export.py and tests/gpu/torch/export/test_fsdp2_export.py use gather export with keep_fused_experts=False, so they do not cover the new windows. Extend coverage using the session-shared cpu_dist_workers: pack three rows over two ranks, compare global codes and scale bytes with a plain reference, and run the handlers across two FSDP units before checking the sharded state dict. Add a bounded failure timeout and record real GPU/supported-Torch results as required by AGENTS.md's distributed-path evidence rule.
The reason will be displayed to describe this comment to others. Learn more.
Added in 54f8632: test_two_ranks_pack_their_shards_into_the_unsharded_bytes, on the cpu_dist_workers pool.
The pack: an NVFP4 weight of three rows over two ranks, an all-zero block included. It checks the codes, gathered with full_tensor(), and each rank's block scales against the plain pack.
The handlers: they run in held windows over two FSDP2 units, a 17-row weight sharded 9 + 8 among them. The sharded state dict is then checked byte for byte against an unsharded export.
Evidence: dropping the global shape from _cast_fp4's rewrap fails it.
Bounded failure: the object collectives run under bounded_collectives(), and the pool ends a job within 30 s of a rank failing, so a mismatch fails instead of hanging.
It runs in about half a second with warm workers. CI's unit lanes run it on torch 2.10 through 2.14. GPU runs over NCCL are being requested separately, and the results will go into the description.
A unit's directly owned weight: reproduced and fixed, with a regression layout in the handler test. Details are in the thread.
Two-rank packing coverage: added on the cpu_dist_workers pool, covering three rows over two ranks, two FSDP2 units, and byte-identical sharded state dicts. GPU runs are being requested.

Claude review — 0 CRITICAL, 1 IMPORTANT, 2 SUGGESTION
Full review (the trigger comment carried no scoping instructions). 16 changed files; the 10 under modelopt/ reviewed in hunk-plus-context, plus fsdp2_aware_weight_update / create_fsdp_param_mapping / get_prefixed_param_names / _get_enclosing_fsdp_module / module_name_maps / distribution_plan / is_fsdp2_model / pack_real_quantize_weight / collect_export_tensors / _cast_per_block_scale_to_fp8 from the base branch for composition reasoning, and all 6 test files. Nothing deliberately skipped.
Last round's findings are resolved
_param_key key collision. Fixed: the bare param_name is returned only for module_name == "", so an unknown module keeps the "None.weight" key no parameter has and falls through the exit loop's continue. test_a_module_the_window_cannot_name_never_takes_the_roots_own_weight fails without it.
NVFP4 DTensor packing was dynamic-path only. Addressed by refusal: quantize raises for a DTensor input with a plain per-block scale, which is exactly the static quantizer's output. No regression — that combination already died one line later on input / (plain_scale * scale_2) with DTensor's "mixed torch.Tensor and DTensor", so this trades a deep raise for a named one.
Finding
[IMPORTANT] The held-window wrapper is wired to the one dispatch loop that can never reach it (inline, unified_export_hf.py:1006). _process_quantized_modules builds its ExportContext without keep_fused_experts, so _export_weight's gate short-circuits and ctx.hold_fsdp2_windows is read by nothing; and three lines above the with, assert not is_fsdp2_model(model) rejects any model with an FSDP2 submodule — the expert-parallel layout included — so even with the flag set every window would be the documented no-op. The live FSDP2 export, collect_export_tensors, runs its own dispatch loop with its own context and does not enter held windows. So "a decoder layer is gathered once, not once per linear" holds only for the two new tests that build the context by hand; it reaches no export path until #2752 adds the with at its loop. Either move the with into #2752, or keep it as pre-placement and say so — the comment currently reads as a live property at a site that refuses sharded models.
Suggestions
The NCCL test's handler loop has no collective bound, where the CPU twin wraps the identical loop in bounded_collectives() (inline). A rank-asymmetry regression — the failure mode held windows can introduce — then hangs on the watchdog instead of failing fast.
_window_root still rebuilds module_name_maps(unit) per call, which on the non-held branch is per weight (the branch the streaming and layerwise loops take). Raised last round, not addressed; impact is bounded since the walk covers the unit rather than the model, which is why it stays a suggestion.
Checked and clean
_param_key / rpartition consistency. The mapping build (get_prefixed_param_names, now "" for a root-owned param) and the exit lookup (_get_module_name, also "") both route through _param_key, so the linear-units layout agrees on the bare "weight" in both directions. test_param_index.py's _linear_scan reference moved in lockstep, but the behaviour is pinned end-to-end by the new linear-units case, which fails without rpartition (key "weight.weight" vs lookup "weight" → float shard restored).
Bit-identity of the five << → torch.bitwise_left_shift replacements.<< dispatches to bitwise_left_shift; precedence is preserved in each; the int8 wrap-then-view(torch.uint8) in pack_int4_in_uint8 is unchanged. Dropping right_side.clone() in MXFP4 is safe — the shift is out-of-place and returns a fresh contiguous tensor, so the following in-place += cannot alias the input view.
_refuse_dtensor cannot break a working path. All three QTensor.quantize callers reach the packers through pack_real_quantize_weight, which wraps every module in fsdp2_aware_weight_update and hands over FSDP2's gathered plain parameter; pack_int4_in_uint8 is reached through to_quantized_weight inside a gather window. A DTensor (tp_plan) model previously got wrong bytes or a deep raise, so a named NotImplementedError is strictly better. DTensor was already a module-scope import in base_qtensor.py.
torch.where is byte-identical on plain tensors.torch.where(cond, 1.0, t) keeps t's dtype under weak scalar promotion, and both per_block_scale operands are freshly divided float32 tensors with no aliasing to _amax. NaN from a zero weights_scaling_factor_2 still survives. The two new test_nvfp4_tensor.py cases pin zero/6/3 amaxes landing on 1.0/1.0/0.5 on both paths.
The _cast_fp4 rewrap. Elementwise, so reusing the input's global shape is right, and the explicit shape=/stride= is necessary — from_local infers local x world, which for 96 rows over 64 ranks gives a different global shape per rank. Stride is in elements, so the float→uint8 change does not invalidate it, and quantize only hands it a freshly .view(original_shape)-d scaled_weight. The in-place abs_ lands on the local storage, matching the helper's existing destructive plain-tensor contract; run_check=False adds no collective.
The NVFP4 static refusal is correctly scoped. It fires only when the scale is non-None and not a DTensor, so the None case still routes through get_weights_scaling_factor, which computes off the shard. Scalar weights_scaling_factor_2 rides DTensor's scalar replication, which the two-rank test exercises. The try_tensorrt path is unreachable with a DTensor (behind pack_real_quantize_weight's gather, and it additionally requires weights_scaling_factor is None).
Held-window lifecycle. A unit change closes the previous window first; the finally clears the flag and closes the last even on an exception; ExitStack unwinds; a failing __enter__ pushes nothing, so ctx.fsdp2_window is left None rather than half-open. The identity dedupe keeps _export_bmm_experts' two _export_weight calls from re-registering the same module twice, and the per-module fallback means a loop that knows nothing of held windows cannot leave a unit unsharded.
Window root across all three layouts. FSDP root → (ctx.model, ctx.module_names); unwrapped root with an inner unit → (unit, module_name_maps(unit)), resolving through the isinstance(root_model, FSDPModule) tail; no enclosing unit → unit is ctx.model, a non-FSDPModule, so the body is skipped. In each case the mapping build and the exit lookup are rooted at the same module, and appends are safe because _fsdp2_weight_window only appends when held.unit is unit.
Mutating modules_to_update inside the context is safe as the docstring now claims: the entry-time scan and the len(...) > 1 assert both run before the yield, the exit loop re-reads the list, and fsdp_params = list(mapping.values()) preserves order since replacements overwrite in place.
Collective symmetry. Every gate on an unshard/reshard is replicated state — named_modules() order, _enclosing_unit, is_fsdp_dense, the QUANTIZATION_NONE early returns, the tied-embedding skip. distribution_plan sits behind the keep_fused_experts short-circuit, so no existing export can newly raise from it or pay a per-module cost.
Backward compatibility. All four new ExportContext fields are appended with defaults and every construction site is keyword-based. get_prefixed_param_names returns "" instead of "weight" for a root-owned param — public-ish, but the new value is the correct prefix and the only in-tree caller is create_fsdp_param_mapping. No modelopt_state, mode-registration or recipe change.
Tests.skip_on_windows lives in tests/conftest.py, so the moved fixture still resolves, and its added try/finally improves on the deleted copy. SimpleNamespace is already imported in test_nvfp4_tensor.py and fp8_max_for_normalization only reads block_sizes, so the stub quantizer suffices. The tests/unit additions are CPU-cheap (tiny linears, one gloo rank plus one pooled two-rank job); the NCCL variant is correctly in tests/gpu. The unshards assertion distinguishes held from per-module windows rather than restating the implementation.
PR hygiene. ~215 insertions under modelopt/, well inside the ~500-line budget; [1/2] prefix and sibling links present; CHANGELOG.rst correctly deferred to #2752. No prompt-injection-shaped text in the diff.
Risk
Low for this slice. Everything outside the keep_fused_experts gate is either bit-identical on plain tensors or a strictly louder failure on a path that was already broken, and the window machinery composes correctly across all three root/unit shapes. The one finding is about reachability rather than correctness: nothing miscomputes, but the optimization this PR is named for is not yet connected to a live loop while the description reads as though it is.

### What does this PR do?
Type of change: New feature (part of the no-gather distributed export)
This is the first part of a checkpoint writer for sharded models (FSDP2
and expert parallelism) in which every tensor moves once, whole, to one
owner rank and is written from there
(`modelopt/torch/export/distributed_writer.py`).
Main's FSDP2 export already writes each rank's share, but each FSDP2
unit is first unsharded in turn, an all-gather of that unit to every
rank. It also refuses conversion mappings that merge or split tensors,
since one unit at a time cannot regroup them, and it does not handle
expert-parallel shards. Here no rank all-gathers anything, and the
tensors a merge needs end up together, so the reverse conversion in
[3/3] can run.
`_materialize_owned`:
- **Owner assignment:** gives each dense tensor one owner, largest first
onto the lightest rank, seeded with each rank's expert bytes. Each group
a merge needs (`together`) goes to one owner as a unit.
- **Transport:**
- dim-0 shards travel once, to their owner, over batched point-to-point
sends bucketed by (peer, dtype), so the operation count is O(world ×
dtypes), not O(keys × peers). Both sides build the buckets from the same
sorted keys and owner map, so every send meets a receive of its length.
Rounds of at most 4096 keys bound how many keys one transfer carries;
- replicated and plain tensors are unwrapped by their owner and dropped
elsewhere;
- an empty tensor is created by its owner.
The send buffers are freed before a rank assembles what it owns: the ops
and their requests hold them, and they are dropped inside
`_run_to_completion`. On top of the shards it is handed, which the model
keeps, a rank therefore holds in each round copies of its shards of keys
other ranks own plus the shards it receives, and then those received
shards plus the tensors assembled from them. With balanced shards that
is about twice its owned set; a layout that puts most rows on one rank
(four one-row tensors over four ranks) makes that rank's outgoing copies
the larger part. The mesh check is memoized per mesh: FSDP2 gives every
parameter the same mesh, so a few hundred keys would otherwise each redo
it.
- **NCCL initialization:** before the first transfer, every rank runs a
one-element all-reduce on the transport's device. A batched P2P that is
NCCL's first call on a group needs every rank of the group, and on the
`cpu:gloo,cuda:nccl` group the setup creates, the metadata collective
runs on Gloo, so a transfer only some ranks take part in could otherwise
be that first call.
- **Refusals:** an unsupported placement, shards that do not tile their
global shape, an expert still a DTensor, dim-0 shards on more than one
device type (a CPU-offloaded shard beside one on the accelerator), and
ranks that disagree on keys, on a shard's dtype or device, on a whole
tensor's dtype or shape, or on groups are all refused. Every refusal is
decided from one gathered metadata collective, so it is the same on
every rank.
Also here, the one-rank gloo world the meta-DCP load tests used moves to
the shared `tests/unit/torch/conftest.py`, in the same text #3099 adds.
### Usage
Internal to the no-gather export (#2752).
### Testing
- `tests/unit/torch/export/test_distributed_writer.py`, on CPU under
gloo:
- sizes and the placement check;
- every tensor whole and plain after ownership;
- each unsupported layout refused, on every rank;
- two ranks moving uneven and empty shards of two dtypes, with what a
rank sent freed before it assembles.
- `tests/gpu/torch/export/test_distributed_writer_gpu.py` runs on every
visible GPU, from two. It moves BF16, FP8 and packed-NVFP4 uint8 shards
of uneven and empty extent, a tensor with no rows, a replicated and a
plain tensor over NCCL, and checks each ends whole, byte for byte, on
exactly one rank. The same logic passes on two gloo ranks locally; GPU
runs are requested.
- These tests come from #2751's reviewed suite, moved here with their
code. 43 pass locally, and pre-commit passes against main.
- GPU runs on GB200 of `test_distributed_writer_gpu.py`, ran at
`b4baa594bdf` (the transport code is unchanged since; only docstrings
and tests changed):
| GPUs | Result | Time |
|---|---|---|
| 1 | skipped (needs two GPUs) | 0.5 s |
| 2 | passed | 21.1 s |
| 4 | passed | 23.2 s |
- Transport measured on GB200 with a synthetic sharded state dict: 600
keys of shape (8741, 4096), 360 BF16, 150 FP8 e4m3 and 90 uint8, 32.0
GiB in total. 8741 rows divide by neither 4 nor 8, so the dim-0 shards
are uneven. `_materialize_owned(sd, set(), rank, world)` ran at #2751's
`f577fc05af0`, whose transport is this PR's. Rank 0 is shown; all ranks
were near-identical.
| GPUs | Input per rank | Owned per rank | Transport | Peak device
memory above the input |
|---|---|---|---|---|
| 4 (one node) | 8.01 GiB | 8.00 GiB | 6.22 s | 12.01 GiB |
| 8 (two nodes × 4) | 4.00 GiB | 4.00 GiB | 14.15 s | 7.01 GiB |
The peak is `torch.cuda.max_memory_allocated()` after
`reset_peak_memory_stats`, minus the allocation before the transport.
During the transfer a rank holds a send buffer and a receive buffer per
(peer, dtype):
- the send buffers copy its shards of the tensors other ranks own,
(w-1)/w of its input;
- the receive buffers hold the other ranks' shards of the tensors it
owns, (w-1)/w of its owned set.
Their sum is the measured peak at both sizes. In this run the state dict
held the only reference to each input shard, so a rank freed its inputs
as it assembled. The 8 GPUs span two nodes, so that time includes
cross-node traffic and does not scale like-for-like against the one-node
run.
- Re-measured at #2751's `239260c7d8d` (same transport code) with the
input DTensors kept alive, as the model keeps its parameters in a real
export. Same state dict and hardware:
| GPUs | Owned per rank | Transport | Peak device memory above the input
(transport, and the write that follows) |
|---|---|---|---|
| 4 (one node) | 8.00 GiB | 6.83 s | 14.01 GiB |
| 8 (two nodes × 4) | 4.00 GiB | 14.76 s | 7.51 GiB |
The peak now comes from the assembly: the receive buffers, (w-1)/w of
the owned set, plus the assembled owned tensors. Their sum is the
measured peak at both sizes, within the docstring's bound of about twice
the owned set.
- Review round, 2026-10-29 (`46e42e10a74`, rebased onto #3100's
`b9fbb242300`): the two-rank test checks that two merge groups sharing a
key end on one owner, where byte balancing alone would split them; a
`_StridedShard` on dim 0 is pinned as refused (in torch>=2.10 it is not
a `Shard`, so it was already refused); the docstrings keep the
constraints, and the cost derivations moved here. Pre-commit passes
against main; `test_distributed_writer.py` passes (16).
- Review round 2, 2026-10-29 (`055b57bd7cf`, cjluo-nv's review bot):
- Dim-0 shards on more than one device type are refused on every rank
before anything moves; so is a key whose ranks disagree on its dtype or
device. A round's transfers are one batch, which cannot mix devices.
- Every dense tensor's dtype and shape are compared across ranks, not
only its byte count.
- Each round of transfers runs in a helper, so its receive buffers are
freed before the next round starts.
- The refusal test gains a shard on another device on one rank, shards
on two device types, and three whole-tensor disagreements at equal byte
counts (dtype, shape, empty shapes). The transfer test runs rounds of
two keys and checks that no earlier round's receive buffer is alive when
the next starts. Each fails without its change.
- `test_distributed_writer.py` passes (21), and pre-commit passes
against main. The transport's GPU test was re-run at this round's head;
see below.
- GPU run, 2026-10-29, ran at `055b57bd7cf` (the same code as the
rebased head `ba9f1c5773b`). GB200, torch 2.11.0a0 (NGC 26.02),
transformers 5.9.0:
| `tests/gpu/torch/export/test_distributed_writer_gpu.py` (1 test) | 1
GPU | 2 GPUs | 4 GPUs |
|---|---|---|---|
| Result | skipped (needs 2 or more) | passed, 22.3 s | passed, 24.0 s |
- Rebased on 2026-10-29 onto main `2b900c8fa41` (the [hf] floor bump and
the QAT Diffusers-attention fix), own diff unchanged.
- Review round 3, 2026-10-29 (`bb80474fe8f`, `b73c052e45f`; cjluo-nv's
review bot):
- Every rank initializes NCCL with a one-element all-reduce on the
transport's device before the first transfer. A new GPU test,
`test_a_first_transfer_most_ranks_sit_out_finishes_on_a_fresh_group`,
spawns a fresh `cpu:gloo,cuda:nccl` group on 3 or more GPUs, runs no
collective on it first, and transfers a two-row tensor that only ranks 0
and 1 hold. A rank stuck in NCCL's initialization exits through a
watchdog, so the test fails instead of hanging. Its logic passes on
three gloo CPU ranks; its GPU run is below.
- The docstring's memory bound names a rank's outgoing shard copies as
well as what it receives and assembles; with skewed dim-0 shards, the
outgoing copies can exceed the owned set.
- Pre-commit passes against main; `test_distributed_writer.py` passes
(21).
- GPU runs, 2026-10-29, at `b73c052e45f` (cjluo-nv's review bot asked
for the fresh-group test with and without the NCCL initialization).
GB200, torch 2.11.0a0 (NGC 26.02), CUDA 13.1, NCCL 2.29.2, transformers
5.9.0.
`test_a_first_transfer_most_ranks_sit_out_finishes_on_a_fresh_group`, on
4 GPUs:
| Arm | Result |
|---|---|
| With the NCCL initialization (`b73c052e45f`) | passed, 23.2 s |
| Same head with only the initialization removed (`84548cd6d4c`) |
failed, 75.8 s: a rank exited non-zero through the 60 s watchdog |
The file's pool-based tests:
| `test_distributed_writer_gpu.py` | 2 GPUs | 4 GPUs |
|---|---|---|
| Result | 1 passed, 1 skipped (the fresh-group test needs 3 or more),
21.5 s | 2 passed, 44.0 s |
- Review (juhi10071998), 2026-10-29 (`764036cd64e`): the docstring says
ranks are weighed by bytes, not free device memory, so a large embedding
or `lm_head` must fit on its owner. Docstring only; pre-commit passes
against main.

## Summary by CodeRabbit
- **New Features**
- Distributed checkpoint materialization can assemble supported sharded
tensors into full tensors without gathering all data onto one rank.
- Dense tensors are assigned to a single rank, while replicated and
ordinary tensors are handled locally. Supported dimension-0 shards,
including uneven and empty shards, are combined in rank order.
- Expert tensors remain on their existing ranks, and assembled tensors
are retained by their assigned owner.
- **Bug Fixes**
- Unsupported layouts and inconsistent tensor metadata now produce
errors instead of being assembled incorrectly.

[P2] Handle sequential quantizers before opening the FSDP2 packing window
The new route also accepts W4A8, but opening the window calls enable_fake_quant(), which reads m.weight_quantizer._fake_quant. W4A8_AWQ_BETA_CFG uses a SequentialQuantizer, so this raises AttributeError: 'SequentialQuantizer' object has no attribute '_fake_quant' before packing.
Reproduced on two CPU/Gloo ranks with the unmodified recipe, including its AWQ calibration: the existing gathered handler produces reference-matching bytes, while the keep_fused_experts=True held-window route fails on both ranks. The helper limitation predates this PR, but this new handler exposes it.
Could we save/restore fake-quant state on the constituent quantizer stages, or explicitly reject unsupported recipes before entering the window? Please add a W4A8 handler test to cover the chosen behavior.
The reason will be displayed to describe this comment to others. Learn more.
Thanks, reproduced. It predates this PR: on main, export_hf_checkpoint on an FSDP2 model quantized with W4A8_AWQ_BETA_CFG raises the same AttributeError in the window that the AWQ resmooth opens. Fixed in #3128 (f06c347): enable_fake_quant now sets and restores the flag on each stage of a sequential weight quantizer. The PR adds a one-rank CPU test that fails without the fix and re-enables W4A8 in the FSDP2 GPU export tests.
The reason will be displayed to describe this comment to others. Learn more.
[P2] Handle empty shards when inferring the NVFP4 global scale
The new DTensor path still accepts omitted scales, but NVFP4QTensor.quantize(shard, 16) then calls get_weights_scaling_factor_2() -> reduce_amax(), whose torch.max/torch.min reductions fail on an empty local shard.
Reproduction on four CPU/Gloo ranks: distribute a (3, 32) tensor with Shard(0), then call quantize without weights_scaling_factor_2. Rank 3 raises max(): Expected reduction dim to be specified for input.numel() == 0, while peers remain waiting in distributed reduction/redistribution. Passing the precomputed global scale produces reference-matching packed bytes.
Could we use an empty-safe global absolute-max reduction, with empty ranks contributing zero and all ranks participating, or explicitly require a precomputed global scale for distributed inputs? Please cover an empty-rank case. Normal HF export supplies this scale, so this is a direct-API edge case rather than a default-export regression.
The reason will be displayed to describe this comment to others. Learn more.
Thanks, reproduced with a 1×32 tensor over two ranks and a 3×32 tensor over four, both sharded on rows, so one rank holds no rows. Without weights_scaling_factor_2, that rank raises in reduce_amax while the others wait in the global reduction. With the global scale passed, every rank packs the plain pack's bytes, the empty shard included.
Only a direct NVFP4QTensor.quantize or get_weights_scaling_factor call on a DTensor without the global scale reaches it. I checked each path that packs NVFP4 weights, and each passes the global scale:

### What does this PR do?
Type of change: New feature
The fused-experts export splits each 3-D expert weight into full
per-expert tensors before it quantizes them. Under FSDP2 that first
all-gathers the weight, so every rank ends up holding every expert: a
235B MoE OOMed at about 157 GB per rank, however many nodes it ran on.
- **Folding in place.** With `keep_fused_experts` set on the export
context, the handler folds each expert's quantizer into the fused weight
in place:
- On a sharded weight it quantizes only this rank's experts, finding
each one's quantizer by its global expert number when the module keeps
every expert's quantizers (FSDP2), or by its position in the shard when
it keeps only its own (expert parallelism). Any other count is refused
on every rank before anything is folded.
- Where a rank keeps only its own experts' quantizers (expert
parallelism), the fold first gathers each projection's quantizer states
over the mesh dim that shards the experts, so every rank folds, leaves
or refuses the projection alike, and a refusal names the global experts.
The gather runs on that path only: two small object gathers per
fused-experts module.
- It keeps the result sharded with the original expert count. Uneven
splits, such as 3 experts over 2 ranks, keep their numbering.
- **Unquantized experts.** A projection whose experts are all
unquantized stays as it is, which is what the per-expert export writes
for it, unless its weights are native FP8 (below). One whose experts mix
quantized and unquantized cannot be one fused tensor and is refused
before anything is folded.
- **Splitting afterwards.** `split_fused_experts_state_dict` later cuts
the folded weight and its stacked scales into exactly the per-expert
keys the single-process export writes. It takes one module's shard at a
time, not a consolidated state dict: its input keeps the fused tensors
while the per-expert copies are made.
- **FSDP2 windows.** When the model's distribution plan (#2736)
FSDP2-shards its dense part, FSDP2 owns the fused weights, so the fold
runs inside the weight window of the unit that encloses them (#3099's
`_fsdp2_weight_window`). The window hands FSDP2 the folded weights and
reshards on the way out; folded outside it, the next reshard would put
FSDP2's own unquantized shards back.
The held FSDP2 windows and the NVFP4 packing of DTensor shards are
#3099's, [1/2] of this split.
Nothing sets `keep_fused_experts` yet. The writer that consumes the fold
arrives in #2751 and #2752.
The fold drops the source checkpoint's expert scales (`*_scale_inv`,
`*_activation_scale`) as the per-expert export does, and refuses on
every rank a layout that leaves a rank no experts, a fused weight
sharded on a dim other than the expert axis or over more than one mesh
dim, and an unsharded weight whose `num_experts`, expert rows and weight
quantizers disagree. The shard checks run for every sharded projection,
quantized or not. It also refuses native FP8 expert weights in every
projection, quantized or not, since it drops each projection's
`scale_inv` (dequantize them first, `unpack_weight()`): a native-FP8
projection whose experts a recipe leaves unquantized would otherwise be
kept as raw FP8 bytes without it. The split cuts a packed or block scale
in proportion to the weight rows it cuts, so INT4 blockwise, W4A8 AWQ
and FP8 2-D blockwise gate and up get their own scales, and refuses a
block scale a gate|up cut would split (128-row blocks over gpt-oss's
2880-row gate, say) instead of rounding.
### Usage
N/A: internal to the distributed export (#2752).
### Testing
- New `tests/unit/torch/export/test_fused_experts_keep_fused.py`, on CPU
under gloo, one and two ranks:
- fold-then-split against `_export_fused_experts`, byte for byte, for
gated and ungated experts in FP8, FP8 weight-only and NVFP4;
- the uncalibrated-expert fallback, unquantized projections exported as
is, and a mixed projection, native FP8 weights or a `num_experts` short
of the weight's experts refused with the module untouched, a native-FP8
projection whose experts are all unquantized included;
- two ranks folding their own `Shard(0)` experts, each with its own
quantizer at its global offset (`_dtensor_dim0_offset`), against the
unsharded fold, an uneven 3-over-2 shard included; gathered whole with
`full_tensor()`, the two ranks' folds split into exactly the per-expert
export;
- expert-parallel quantizer lists (each rank keeps only its own) against
the unsharded fold; a mismatched count refused on both ranks; rank 1
disabling some or all of its experts' quantizers refused on both ranks
after they gather their quantizer states, naming global indices, and
every expert disabled left unquantized on both; a layout that leaves a
rank no expert refused on both;
- a fused weight sharded off the expert axis (`(Shard(2),)`) or over two
mesh dims (`(Shard(0), Shard(0))`) refused, on one gloo rank;
- the split refusing a block across the gate|up cut, and uneven blocks;
- the export handler's switch, and the fused experts folded inside a
weight window exactly when the plan shards the dense part.
- The NVFP4 DTensor packing and held-window tests are #3099's
(`test_sharded_weight_packing.py`); `_split_local_fused_module`'s tests
went to #2752 with it.
- Mutation-checked: each test fails under at least one deliberate break
of the code, the handlers' two plan reads, the shard-local quantizer
pairing, the quantizer-count, native-FP8 (an all-unquantized native-FP8
projection's too), `num_experts`, placement and split refusals, the
ranks' joint decision on a projection, and the window's unit included.
- The export comparisons are one table, the one-rank and faked uneven
shards fold into the real two-rank job, and the NVFP4 zero-block tests
move beside main's scale-clamping tests. Each drop is checked by
mutation.
- The per-expert comparison covers source scales, and INT4 blockwise,
W4A8 AWQ and FP8 2-D blockwise experts at 128-wide dims; one expert over
two ranks is refused on both.
- Locally on this revision, the stack rebased on main c6fa613:
pre-commit over the whole PR against main, at every PR of the stack; and
at the stack's tip the full `tests/unit` on transformers 5.18 and 5.5
and on torch 2.8, and the hf_ptq example tests, each with the same
failures as main in that environment. CI runs the full unit suite.
- GPU tests were not re-run on this revision: the fold's gather has run
on two gloo ranks only, not yet over NCCL in an expert-parallel export
on GPUs. (It has since 2026-10-29, in the GPU test at the end of this
list.)
- Re-cut on 2026-10-27 (see the note at the top): pre-commit, mypy
included, passes at this head over the whole change against main, and
the series' PRs merged together give a tree byte-identical to the former
stack's tip. This PR's own unit tests pass at this head on CPU (torch
2.14, transformers 5.18); CI runs the full unit suite.
- Review fixes, 2026-10-27: the fold reads each expert through the
module's own accessor, in the weight domain the per-expert export packs;
one FSDP2 weight window per unit rather than per linear; a fused-experts
module not named `experts` is refused before anything is folded. Each
behaviour fix has a test that fails without it; pre-commit, mypy
included, and this PR's own unit tests pass at this head.
- Review fixes, 2026-10-27, round 2: a unit's FSDP2 window is held only
inside `held_fsdp2_weight_windows`, which the quantized-module export
enters, and each handler packs its module in one call (the BMM experts,
which pack two weights, refuse the keep-fused export); the fold puts its
stacked scales on the weight's device; the fold hands the expert
accessor the module with only the projection swapped, which #2745's
accessor needs (with #2745 merged in, 26 keep-fused and fused-experts
unit tests fail without it and pass with it). Each behaviour fix has a
test that fails without it; pre-commit, mypy included, and this PR's own
unit tests pass at this head.
- Review fixes, 2026-10-27, round 3: the fold writes each packed expert
into one preallocated stack, so it holds the packed projection once
(table below); a zero NVFP4 block scale is replaced with a scalar rather
than a tensor of ones; a window on the model itself reuses the module
names the export context holds; comments say what orders an
expert-parallel rank's quantizers and which experts a rank folds inside
an FSDP2 weight window. The byte-for-byte comparisons against
`_export_fused_experts` pass unchanged; pre-commit, mypy included, and
this PR's own unit tests pass at this head. Peak memory the fold adds
over its input, one gated module (hidden 1024, intermediate 1024), CPU,
torch 2.14:
- Rebased on 2026-10-27 onto main 7c3c868, after #2739 merged:
pre-commit, mypy included, and this PR's own unit tests pass at this
head, and the series' PRs merged together add no unit-test failure over
main (tests/unit/torch utils, export, quantization and models, on
transformers 5.18 and 5.5.4 and on torch 2.8).
- Review suggestions, 2026-10-27 evening: the keep-fused fold refuses a
projection whose weight quantizers use a GGML format, before anything is
folded.
| Experts, format | Packed gate_up | Before | After |
|---|---|---|---|
| 64, FP8 | 128 MiB | 274 MiB | 166 MiB |
| 64, NVFP4 | 64 MiB | 195 MiB | 149 MiB |
| 128, FP8 | 256 MiB | 826 MiB | 280 MiB |

- Review suggestion, 2026-10-27 night: `_local_expert_weight`'s
docstring says which reads of the projection the local rows stand in
for. The keep-fused tests' ungated case runs transformers' real
`NemotronHExperts`, so it passes whichever wrapper quantizes
Nemotron-H's experts (#3067 gives them one of their own).
- Review fixes, 2026-10-27, last round: the BMM experts
(`GptOssExperts`, `Llama4TextExperts`) refuse the keep-fused export: a
GPT-OSS checkpoint without a `quantization_config`, loaded with FSDP2
and exported without gathering, would have had its fused `gate_up_proj`
split on the wrong axis. The new test fails without the change.
Docstring and wording fixes beside it.
- Review suggestions, 2026-10-27, last round: comments name why the GGML
refusal agrees across ranks and where the replicated `input_scale` is
synchronized; two unreachable `None` guards are removed.
- Review fix, 2026-10-27, last round: the `gloo_world_of_one` fixture
destroys its process group in a `finally`, also when its mesh fails to
build.
- Review suggestion, 2026-10-28: `test_meta_dcp_load.py`'s module-local
`gloo_world_of_one` is deleted in favor of the shared conftest fixture,
the same deletion #2741 makes.
- Rebased on 2026-10-28, late night, onto #2736 at `cf4597dcbeb`, on
main `1ca8bd1fc4d` (after #3088 and #2745 merged), without conflicts;
this PR's own diff is unchanged. Its tests with the fused-experts and
FSDP2 helper tests pass (266), and with #3074 merged in, which also
changes `_QuantFusedExperts`, the keep-fused, fused-experts and
all-to-all tests pass (244). pre-commit passes against main.
- Split on 2026-10-28, late night, at the review's request (meenchen's
review bot): the NVFP4 DTensor packing and the held FSDP2 weight-update
windows moved to #3099 ([1/2]) with their tests, and this PR merges
#3099 into its history, so its own commits stay as they were.
`_split_local_fused_module`, whose only caller is #2752's writer, moves
to #2752 with its two tests (it lands there at #2752's next rebase;
until then #2752's base still carries it). The module's local imports
moved to the top, the `DTensor = None` fallback going with them
(`2504934ab24`). `keep_fused_experts` keeps its name: it switches the
no-gather export, as its comment says, and the FSDP2 windows are part of
that path. Rebased onto main `bdc45368d10` after #2736 merged. The
fold's tests, the export tests and `test_fused_experts.py` pass (730; 7
`test_export_diffusers.py` cases fail the same way without this PR in
that environment), the fold with #3074 merged in passes its tests (238),
and pre-commit passes against main.
- 2026-10-29: merges #3099's first review round (`ebfb6a7b050`): a
module joins its unit's held window once, however many weights it packs;
comments cut to their constraint; module-scope imports. No change of its
own. `tests/unit/torch/export`, `test_nvfp4_tensor.py`,
`test_meta_dcp_load.py` and `quantization/test_utils.py` pass (620; the
7 `test_export_diffusers.py` cases fail as before in that environment),
and pre-commit passes against main.
- 2026-10-29, later: `_export_bmm_experts`'s docstring no longer says a
rank packs its experts without a gather. Every path that reaches it now
packs whole weights, and the keep-fused export refuses these experts
(`d34142120fd`, at #3099's review). Docstring only; pre-commit passes
against main.
- Review (meenchen's review bot), 2026-10-29: the two-rank fold test is
back (`3a86980a421`), without `_split_local_fused_module`, which is
#2752's now. Each rank's fold is checked against the unsharded one at
its offset, and the ranks' folds, gathered whole with `full_tensor()`,
against the per-expert export (gloo cannot gather FP8, so one-byte
values move as bytes). Each of four deliberate breaks fails it:
quantizers paired by position for every layout, the ranks'
quantizer-state gather skipped, the rewrap inferring the global shape,
and the no-expert refusal dropped. The native-FP8 test imports
`PretrainedConfig` at module scope; `FP8Experts` stays behind
`importorskip`, since transformers 5.5 imports triton in its module. The
keep-fused tests pass (48) on transformers 5.18 and 5.5.4, and
pre-commit passes against main. The description no longer claims #3099's
windows and NVFP4 packing.
- 2026-10-29, later: merges #3099's second review round (`54f8632c78b`):
a unit that owns a weight directly keeps its packed weight in the
window, and the packing has a two-rank test. No change of its own
(`a322d417b4b`). The keep-fused, sharded-packing, NVFP4 and param-index
tests pass (79), and pre-commit passes against main.
- 2026-10-29, later: merges #3099's GPU test of the sharded packing
(`51f187fb029`). No change of its own (`0759477e213`); pre-commit passes
against main.
- 2026-10-29, evening (meenchen's review bot, optional item):
`_export_fused_experts_module`'s docstring drops a paragraph from before
the keep-fused fold, which said FSDP2 ranks pack their own experts kept
fused (`26e9863b87d`). Docstring only; pre-commit passes against main.
- 2026-10-29, evening: merges #3099's third review round
(`6033bb8e2a8`): the INT4, NF4 and MXFP4 packers refuse a DTensor shard,
NVFP4 refuses one with a static quantizer's scale, and a module the
weight window cannot name keeps off the root's key (`fa69b309c15`). Its
only change of its own is `keep_fused_experts`' new docstring, which
here also says the flag keeps fused experts fused and sharded.
Pre-commit passes against main.
- 2026-10-29, evening: a GPU test of the fold,
`tests/gpu/torch/export/test_fused_experts_keep_fused_gpu.py`
(`ec2741cdef3`), for meenchen's review bot's question about NCCL. On
every visible GPU, and skipped below two:
- Each rank folds its experts, every expert's quantizers held as under
FSDP2, in FP8 and NVFP4, an uneven shard included. Each fold is checked
against the unsharded fold at its offset. Gathered over NCCL, the folds
must split into the per-expert export.
- A layout that leaves a rank no expert is refused.
- Under expert parallelism, each rank keeps only its own quantizers. The
ranks gather their quantizer states and refuse a mixed projection on
every rank, naming the global experts.
- The ranks' state gather runs over Gloo in the `cpu:gloo,cuda:nccl`
group the export runs on, and over NCCL in a group of NCCL alone.
- Every collective gives up after a minute.
- Checked on two and four gloo ranks with the GPU swapped for the CPU.
Ignoring the gathered states fails it.
- GPU run, 2026-10-29, at `ec2741cdef3`:
`test_fused_experts_keep_fused_gpu.py::test_ranks_fold_their_own_experts_over_nccl`,
both cases (`objects-over-gloo`, `objects-over-nccl`). GB200, torch
2.11.0a0 (NGC 26.02), CUDA 13.1, NCCL 2.29.2, transformers 5.9.0. A
mutant whose ranks each decide alone, ignoring the gathered quantizer
states, fails both cases: it still refuses, but names the rank's local
experts ("quantizers [1] of 2") instead of the global ones ("[3] of 4"
on two GPUs, "[7] of 8" on four).
| Run | 1 GPU | 2 GPUs | 4 GPUs |

- 2026-10-29, evening: merges #3099's fourth review round
(`46742ffd24e`), comments only (`6f1d1da4b2b`). Pre-commit passes
against main.
- 2026-10-29, night: [1/2] (#3099) merged into main as `6c475d716cf`,
and this PR now merges main (`830d7044438`). `registry.py` and
`unified_export_hf.py` conflicted where this PR extends [1/2]'s text,
and take this PR's side. The PR's diff against main is byte for byte its
diff against [1/2]'s last head. Pre-commit passes against main.
- Review (Fridah-nv), 2026-10-29, night:
`split_fused_experts_state_dict`'s docstring says how it numbers the
experts it is given, from 0 by their row in plain tensors, which a
caller splitting a rank's local shard shifts by the shard's offset
(`fc6d99829d8`, docstring only). The suggestion to hand
`get_expert_weight` a tensor instead of the fold's proxy is answered in
its thread. Swapping the fold's accessor reads for
`local_w[idx].to(dtype)` fails 12 of the byte-for-byte tests. Pre-commit
passes against main; 497 source lines.
- Review (Claude's review, approved), 2026-10-29, night (`945271deb04`):
- The split refuses projections whose expert counts differ;
`test_split_refuses_projections_holding_different_expert_counts` fails
without the check.
- The scale slicer's comment says that only the gate|up cut reads its
row count.
- The GPU test's expert-parallel comparison also checks the folded keys.
A run of its job on two and four gloo ranks, with the GPU swapped for
the CPU, passes.
- The keep-fused tests pass (49), and pre-commit passes against main;
499 source lines.

…on each rank's own experts (#3122)
> [!NOTE]
> **[1/2] of #3074's split.** A reviewer asked on #3074 for its
expert-parallel correctness fix to land on its own, with a Bug Fixes
changelog entry, apart from #3074's two backward-breaking changes
(calibration on `grouped_mm` by default, and the new `calibrate()`
error). This PR is that fix. #3074, now [2/2], sits on it and keeps the
rest.
>
> **Base:** `main` (`2b900c8fa41`).
### What does this PR do?
Type of change: Bug fix
Under the expert parallelism of transformers 5.16 and later (the
`grouped_gemm` plan style), a fused experts module keeps each expert
weight as a DTensor sharded over the experts (`Shard(0)`) and sets
`num_experts` to the rank's count. Its forward runs on local tensors,
but ModelOpt also reads the expert weights outside the forward, by local
expert index:
- max calibration's weight pass and `fold_weight`, through
`get_expert_weight`;
- the weight-input hooks of local Hessian and imatrix (`on_weight` at
registration, and the eager per-expert capture);
- GPTQ's per-expert helpers;
- the native FP8 wrapper's dequantization, which also indexes
`*_scale_inv`.
An index into the DTensor names a global expert, and each such read
all-gathers every expert. (Before 5.16, transformers kept each rank's
slice as a plain tensor, which these reads indexed correctly.) On two
ranks with a 4-expert Qwen3-MoE experts module under weight-only INT8,
main calibrates rank 1's two weight quantizers on rank 0's experts 0 and
1 instead of its own experts 2 and 3. `fold_weight` folds into the
gathered copies, so no rank's own experts get folded, rank 0's included.
`_QuantFusedExperts._local_experts` hands those readers the rank's own
shard, in quantizer order. A DTensor holding every expert (FSDP2) is
indexed as before. Two layouts are refused instead of read wrong:
- a DTensor whose local shard does not hold the module's experts (one
replicated over the ranks, say), which would otherwise be indexed as
global experts;
- native FP8 expert weights sharded over the experts, in
`unpack_weight`, which would otherwise unpack into a buffer for every
expert from this rank's experts. Both projections are checked before
either is unpacked.
### Usage
No API change.
### Testing
- New tests in
`tests/unit/torch/quantization/plugins/test_fused_experts.py` run on CPU
over two gloo ranks, with experts sharded as transformers shards them.
All six cases fail on main and pass here:
- weight calibration and `fold_weight` use each rank's own experts:
plain, and with the dense part FSDP2-sharded, on named and unnamed
meshes;
- a replicated expert DTensor, and native FP8 experts sharded over the
experts, are refused;
- registering the weight-input hooks hands `on_weight` each rank's first
local expert, and runs no collective;
- GPTQ builds its expert helpers from each rank's own experts.
- `tests/unit/torch/quantization` on CPU (torch 2.14, transformers
5.18): the six new cases pass, and every other result matches main's.
- pre-commit, mypy included, passes against main.
- Review suggestion (Claude), 2026-10-29: `unpack_weight` checks both
projections before unpacking either, so a refusal leaves the module
unchanged; the refusal test shards `down_proj` alone and checks that
`gate_up_proj` is still FP8, which fails with the per-projection check.
The changelog entry and `_local_experts`' docstring name transformers
5.16, where expert-parallel weights became DTensors. pre-commit passes
against main.
- Rebased on 2026-10-30 onto main `99c3834f62c` (after #3093, #3108,
#3101, #2737, #3099 and #2750 merged), with its own diff unchanged and
no conflicts. pre-commit, now with main's ruff 0.17 and mypy 2.4 hooks,
passes.

### What does this PR do?
Type of change: New feature
Main's FSDP2 export already writes each rank's share, but it first
unshards each FSDP2 unit in turn, an all-gather of that unit to every
rank. It also refuses conversion mappings that merge or split tensors,
since one unit at a time cannot regroup them, and it does not handle
expert-parallel shards. In this writer every tensor moves once, whole,
to one owner rank and is written from there
(`modelopt/torch/export/distributed_writer.py`). After the split this PR
holds the last of its pieces: `_materialize_owned` is in #3101, and the
conversion's `unmatched_merges` hook is in #3100.
- **`_materialize_owned`** (now in #3101) gives each tensor exactly one
owner rank and makes it whole there:
- replicated and plain values need no transport;
- dim-0 shards travel point-to-point, batched and bucketed per peer (one
bucket per key deadlocked at 16 ranks);
- each group of keys the reverse conversion merges into one tensor
(`_merge_groups`) goes to one owner, with its weights' quantization
state, so the merge, or its refusal of a quantized group, happens there.
Placements it cannot assemble, and shards that do not tile the global
shape, raise rather than risk a silently mis-assembled checkpoint; a
zero-element tensor in such a layout is refused like a non-empty one.
Experts arrive whole and plain, one disjoint set per rank: an expert
that is still a DTensor is refused on every rank before anything moves.
- **`_revert_whole_sd`** runs the reverse weight conversion on those
whole tensors, so they go out under the checkpoint's names.
transformers' conversion ops cannot express a placement. Ownership keeps
each merge group whole on one rank, so no rank sees part of one. The
reverse runs inside the failure-carrying `all_reduce`, so a refusal on
any rank, such as a merge's refusal of a quantized or incomplete group,
makes every rank keep its in-memory names together.
- **`_write_even_shards`**:
- bin-packs each rank's set into evenly sized files numbered into one
global range;
- refuses a name two ranks both hold, on every rank, in its first
collective, before any file is written;
- writes the files with safetensors, both names of a tensor two keys
share included (one is copied, as `ShardedSafetensorsWriter` does),
which `save_file` would otherwise refuse;
- unions the index;
- never overwrites a checkpoint: a directory already holding
`model.safetensors`, its index, or `model-NNNNN-of-NNNNN.safetensors`
files is refused on every rank in the first collective, before anything
is written. Other files, auxiliary weights such as `mtp.safetensors`
included, are left alone;
- writes every file under a temporary name and renames them into place
only once every rank has written all of its own, the index last, so no
index names a shard that is not in place.
- **Failing together.** The export directory's creation with the file
counts and tensor names, the shard writes and rank 0's index write each
run inside the failure-carrying `all_reduce` (#2736), so one rank's
failure raises on every rank with that rank's error rather than leaving
the others in an unmatched collective.
A tensor over `max_shard_size` gets a file of its own, as in HF, and the
rest still pack.
The entry point that drives them arrives in #2752.
**Why not a DCP writer, or main's streaming writer
(`_StreamingShardWriter`, `name_shards_and_write_index`)?**
- DCP writes its own format, not safetensors shards under the hub's
names with an index. vLLM and TRT-LLM would need a consolidation pass
over it, and that pass is the gather this writer avoids.
- The streaming writer serves main's FSDP2 export, which unshards each
unit, an all-gather of it to every rank, and refuses conversion mappings
that merge or split tensors. This writer moves each tensor once, whole,
to one owner, so a merge can run there; that part has nothing to extend.
- The file writing itself could share code with `_StreamingShardWriter`,
which already stages to temporary files, given three things this writer
needs:
- every step fails on every rank together, by running in the
failure-carrying `all_reduce`, where the streaming path names its shards
on rank 0 after a barrier and a `gather_object`;
- a name two ranks both hold is refused before anything is written;
- each rank's owned set is bin-packed into even files.
That sharing is deferred to a follow-up. It would change main's
streaming export, a path this series does not otherwise touch, and no
checkpoint format, so it can land on its own once this writer is in,
without growing a PR already split for size.
The metadata collective carries each sharded tensor's dtype, every dense
tensor's size and the merge units, which owners are assigned from; ranks
that disagree on any of them are refused on every rank. The send buffers
are freed once the transfers finish, before a rank assembles what it
owns (a `P2POp` and its request each keep their tensor, so the transfer
runs in a helper that drops both); on top of its own shards a rank holds
at most about twice its owned set. On two gloo ranks with 128 MiB of
shards each:
| Send buffers | Peak RSS above the shards |
|---|---|
| kept while a rank assembles (previous revision) | 257 MiB |
| freed before it assembles (this revision) | 193 MiB |
### Usage
N/A: internal to the distributed export (#2752).
### Testing
- New `tests/unit/torch/export/test_distributed_writer.py`, on CPU under
gloo, drives each piece directly:
- HF shard-size parsing, a unit in any case read as bytes, as the
streaming export reads it (transformers reads a lowercase `b` as bits);
- binning: balanced, bins added until each fits, an oversized tensor
isolated, no empty bins;
- DTensor sizes and the shard-0 placement check;
- ownership making every tensor whole and plain, and rejecting
placements it cannot assemble;
- the reverse conversion renaming in place and keeping in-memory names
when it fails;
- shard files and an index covering every tensor once;
- two ranks where one rank's directory or write fails, or two ranks hold
one name: both raise, and the name collision leaves no shard file. Run
on a 10 s gloo group, these fail in seconds on the code before the fix
rather than waiting out the process group's timeout.
- Mutation-checked: each test fails under at least one deliberate break
of the code.
- Each helper's tests are one table, and checks a remaining test covers
are dropped; the two-rank jobs use the shared `bounded_collectives`.
Each drop is checked by mutation.
- On two ranks, `_materialize_owned` moves an uneven shard, an empty one
and two dtypes to their owners, and a dtype disagreement, or an expert
that only rank 1 still holds as a DTensor, is refused on every rank. An
empty `Shard(1)` tensor is refused, and two names for one CPU tensor are
both written. The expert, collision, empty-tensor and shared-tensor
cases each fail without their fix (mutation-checked).
- On two ranks, what a rank sent is freed before it stores an assembled
tensor, a rank that received nothing included; a dense size that differs
across ranks is refused on every rank; and `_write_even_shards` with
uneven file counts numbers the files across ranks and indexes both
ranks' tensors. Each fails without its fix (mutation-checked).
- Review fixes, 2026-10-27: each merge group goes to one owner rank, so
the reverse conversion merges it; the shard size is read with the
streaming export's parser; the mesh memo's comment gives its real
reason. Each behaviour fix has a test that fails without it; pre-commit,
mypy included, and this PR's own unit tests pass at this head.
- Review fixes, 2026-10-27, round 2: the merge groups are sorted before
the units are built, so every rank derives the same owners whatever
order its keys come in; a new case shows a quantized merge group,
refused by the rank holding its scales, falling back on every rank. Each
behaviour fix has a test that fails without it; pre-commit, mypy
included, and this PR's own unit tests pass at this head.
- Review fixes, 2026-10-27, round 3: a merged weight's quantization
state stays in its merge group, so the rank that merges a quantized
group refuses it even when the merge pattern does not match the scales;
groups that share a key form one unit whatever their order; the ranks
check in the metadata collective that they formed the same units. Each
behaviour fix has a test that fails without it; pre-commit, mypy
included, and this PR's own unit tests pass at this head.
- Review suggestions, 2026-10-27 evening: the refusal of ranks that
group the keys differently lists each rank's first differing merge
units.
- Review fix, 2026-10-27 night: when the shard or index step fails,
every rank removes the files it wrote, a partial one included, so a
retry starts from the directory as it was. The one-rank-failure test
checks the directory is left empty; its shard and index cases fail
without the change.
- Review suggestions, 2026-10-27, last round: a failed write's cleanup
ignores an `unlink` error, so the error naming the failing rank is the
one raised, and a comment says a retry rebuilds the state dict. The new
test fails without the change.
- Review suggestion, 2026-10-27, last round: files a failed write's
cleanup cannot remove are named in one warning, and the write's own
error is still the one raised. The extended test fails without the
change.
- The same `gloo_world_of_one` fix as #2750's, in this PR's copy of the
fixture, so the two stay identical.
- The same `test_meta_dcp_load.py` fixture deletion as #2750's, so the
two stay identical.
- Review suggestion, 2026-10-28, second round: each tensor is dropped
right after its host copy, so a file's tensors are no longer held on the
device while it is written; the new test fails without the change.
- Review fix, 2026-10-28, seventh round: the comment by the drop now
says it frees each tensor once its host copy exists. It does not lower
the device peak, which is the allocation at entry with or without it, so
a peak-memory measurement reads the same either way by construction and
is no evidence against it; the memory still held when each file is
written is what moves. Measured on 4 GPUs, in a distributed HF export of
tiny FP8 and NVFP4 models that runs this writer on CUDA tensors (torch
2.15 pre-release, transformers 5.18; this PR's own writer test runs on
CPU, where device memory does not move). The table gives the device
bytes allocated (`torch.cuda.memory_allocated`) on each rank just before
`save_file`. Each rank wrote one file, so a file was its whole owned
set; a rank writing several files was not measured.
| Model | Tensors per rank | Held before this change | Held with it |
Released before the write |
|---|---|---|---|---|
| FP8, dense, tied embeddings | 5 to 20 | 167,424 to 167,936 | 109,056 |
58,368 to 58,880 (35%) |
| FP8, MoE | 39 to 53 | 526,848 to 528,384 | 275,456 | 251,392 to
252,928 (48%) |
| NVFP4, dense, tied embeddings | 6 to 25 | 131,072 to 131,584 | 97,280
| 33,792 to 34,304 (26%) |
| NVFP4, MoE | 49 to 71 | 371,712 to 376,320 | 220,672 | 151,040 to
155,648 (41%) |
- Rebased on 2026-10-28, late night, onto #2736 at `cf4597dcbeb`, on
main `1ca8bd1fc4d` (after #3088 and #2745 merged), without conflicts;
this PR's own diff is unchanged. Its tests pass (143), and pre-commit
passes against main.
- Rebased on 2026-10-28, late night, onto main `bdc45368d10` after #2736
merged; #2736's squash has the tree of its last head, so this PR's tree
is unchanged.
- Review (meenchen's review bot), 2026-10-29, all items:
- **Split in three:** #3100, #3101 and this PR. This branch merges
#3101, so its own commits stay; source lines are about 40, 347 and 254.
- **Rollback:** a failed export no longer deletes a checkpoint already
in the directory. Every file is written under a temporary name, and the
ranks rename theirs into place only once every rank has written all of
its own, the index last. A failure before then removes only the
temporary files. The one-rank-failure test runs over an existing
checkpoint too and checks it byte for byte; its shard and index cases
fail without the change. A new test re-exports over a checkpoint.
- **Imports:** the writer's, the fixture's and a test's imports moved to
module scope.
- **Docstrings:** the long ones keep their constraints; the narrative
moved here.
- **GPU tests:** `tests/gpu/torch/export/test_distributed_writer_gpu.py`
runs from two GPUs. It moves BF16, FP8 and uint8 shards of uneven and
empty extent over NCCL and writes several files per rank. The GB200 runs
and measurements follow below.
- **Results:** 148 tests pass, and pre-commit passes against main.
- **Narrative moved from the docstrings:** bucketing the transfers by
peer replaced one operation per (key, peer), which at 235B was about
12.7k operations and 660 s for a few GB of payload.
- GPU runs on GB200 of
`tests/gpu/torch/export/test_distributed_writer_gpu.py` (its two tests),
ran at `f577fc05af0`. The code is unchanged at this head; only [2/3]'s
docstrings and tests changed since.
| GPUs | Result | Time |
|---|---|---|
| 1 | 2 skipped (need two GPUs) | 0.5 s |
| 2 | 2 passed | 17.6 s |
| 4 | 2 passed | 23.5 s |
- Measured on GB200 at `f577fc05af0` with a synthetic sharded state
dict: 600 keys of shape (8741, 4096), 360 BF16, 150 FP8 e4m3 and 90
uint8, 32.0 GiB in total. 8741 rows divide by neither 4 nor 8, so the
dim-0 shards are uneven. Timed `_materialize_owned(sd, set(), rank,
world)`, then `_write_even_shards(sd, out_dir, "5GB", rank, world)`.
Rank 0 is shown; all ranks were near-identical.
| GPUs | Input per rank | Owned per rank | Transport | Peak device
memory in the transport, above its input | Write | Files per rank |
Bytes written per rank | Peak host RSS (process lifetime) |
|---|---|---|---|---|---|---|---|---|
| 4 (one node) | 8.01 GiB | 8.00 GiB | 6.22 s | 12.01 GiB | 4.36 s | 2 |
8.00 GiB | 8.68 GiB |
| 8 (two nodes × 4) | 4.00 GiB | 4.00 GiB | 14.15 s | 7.01 GiB | 2.57 s
| 1 | 4.00 GiB | 8.49 GiB |
- The device peak is `torch.cuda.max_memory_allocated()` after
`reset_peak_memory_stats`, minus the allocation before the transport.
During the transfer a rank holds one send buffer and one receive buffer
per (peer, dtype). The send buffers copy its shards of the tensors other
ranks own, (w-1)/w of its input; the receive buffers hold the other
ranks' shards of the tensors it owns, (w-1)/w of its owned set. Their
sum is the measured peak at both sizes. In this run the state dict held
the only reference to each input shard, so a rank freed its inputs as it
assembled.
- Host RSS is `ru_maxrss`, the maximum over the process's life. It was
2.1 GiB before the write, so the write's own peak is at most the number
shown.
- The 8 GPUs span two nodes, so that transport time includes cross-node
NCCL traffic and does not scale like-for-like against the one-node run.
- Re-measured on GB200 at `239260c7d8d` with the input DTensors kept
alive through the write, as the model keeps its parameters in a real
export. The writer's code is the same as at `f577fc05af0` (docstrings
differ) and is unchanged at `2470bc4a4f7`. Same 32.0 GiB state dict;
rank 0 is shown, and all ranks were near-identical.
| GPUs | Owned per rank | Transport | Peak device memory above the
allocation before the transport (transport and write) | Write | Files
per rank | Peak host RSS during the write |
|---|---|---|---|---|---|---|
| 4 (one node) | 8.00 GiB | 6.83 s | 14.01 GiB | 4.12 s | 2 | 8.65 GiB |
| 8 (two nodes × 4) | 4.00 GiB | 14.76 s | 7.51 GiB | 2.52 s | 1 | 8.21
GiB |
- With the inputs alive, the peak comes from the assembly: the receive
buffers, (w-1)/w of the owned set, plus the assembled owned tensors.
Their sum is the measured peak at both sizes, within
`_materialize_owned`'s bound of about twice the owned set.
- The write never raised the peak above the transport's: it copies each
tensor to the host and drops it, so it adds time, not device memory.
- Host RSS here is windowed to the write (the high-water mark is reset
just before it); the first table's is the process-lifetime `ru_maxrss`.
- 2026-10-29: merges [2/3]'s review round (`46e42e10a74`, rebased onto
#3100's `b9fbb242300`). That brings [1/3]'s docstring and test, plus
[2/3]'s merge-group and strided-shard tests and trimmed docstrings. No
change of its own. Pre-commit passes against main;
`test_distributed_writer.py`, `test_quant_aware_conversion.py` and
`test_meta_dcp_load.py` pass (149).
- 2026-10-29, later (`2470bc4a4f7`, test only):
`test_the_index_goes_in_place_only_after_every_shard` pins the commit
order. Rank 1 fails to rename its shard into place after every file is
written, and the index must stay as it was: absent in an empty
directory, byte for byte over an existing checkpoint. So an index in the
directory never names missing shards. With the shard and index commits
swapped, both cases fail, and every other writer test stays green. The
writer's code is unchanged since `239260c7d8d`.
`test_distributed_writer.py` passes (44), and pre-commit passes against
main.
- 2026-10-29 (meenchen's review bot): why the writer is neither a DCP
writer nor main's streaming writer, and why sharing its file writing
with the latter is deferred, is now in the description above, moved from
the review reply. Description only.
- Review (meenchen's review bot), 2026-10-29, second round
(`285c30bf08e`): once every rank has committed, rank 0 removes an
earlier checkpoint's `model-NNNNN-of-NNNNN.safetensors` files the new
index does not name, and a `model.safetensors`, which transformers loads
ahead of the index. The replacement test runs over an earlier one-shard,
three-shard and single-file checkpoint, with a `config.json` and an
off-index weight file that must stay; the three-shard and single-file
cases fail without the removal. The failure tests' existing checkpoint
gained a `model.safetensors`, so a removal on a failure path fails them
(checked by running it in the failure handler). The docstring states the
commit's limit: a rename failing partway through the final commit can
leave a checkpoint already there mixed; it is documented rather than
fixed, for the reasons in the review thread.
`test_distributed_writer.py` passes (46), and pre-commit passes against
main. Source lines: 272.
- 2026-10-29, later: merges [2/3]'s second review round (`055b57bd7cf`):
mixed-device shards and whole-tensor disagreements refused on every
rank, each transfer round's buffers freed when it ends. No change of its
own (`1feacd040c9`). The writer, conversion and meta-DCP tests pass
(158), and pre-commit passes against main.
- Review fix, 2026-10-29 (`03ae6f5d5ff`, meenchen's review bot): a
reverse conversion that fails with an exception carrying no message now
counts as a failure. Before, `RuntimeError()` read as success, so rank 0
committed hub names while rank 1 kept in-memory ones (reproduced on two
gloo ranks with tiny Mixtral). The one-rank-failure test gains that
case, which fails without the fix. `test_distributed_writer.py` passes
(52), and pre-commit passes against main.
- GPU run, 2026-10-29, ran at `1feacd040c9` (the same code as the
current head). GB200, torch 2.11.0a0 (NGC 26.02), transformers 5.9.0:
| `tests/gpu/torch/export/test_distributed_writer_gpu.py` (2 tests) | 1
GPU | 2 GPUs | 4 GPUs |
|---|---|---|---|
| Result | 2 skipped | 2 passed, 20.3 s | 2 passed, 22.5 s |
- Review (meenchen's review bot), 2026-10-29, third round
(`d9bf5aafbbb`, the user's call): the writer refuses, on every rank and
before writing anything, a directory that already holds a checkpoint
(`model.safetensors`, its index, or `model-NNNNN-of-NNNNN.safetensors`),
so a commit failure can no longer mix one. The refusal is decided in the
first collective, so one rank's view of the directory stops them all.
This replaces the documented commit limit and the stale-file cleanup of
`285c30bf08e`, which is removed with its tests; the staged `.tmp` writes
stay. A two-rank test checks the refusal for a one-shard, three-shard
and single-file earlier checkpoint, each left byte for byte, and fails
without the refusal. Another exports beside a `config.json` and an
auxiliary weights file, and fails if the pattern also matches the
auxiliary file. `test_distributed_writer.py` passes (49), and pre-commit
passes against main. Source lines: 270.
- 2026-10-29, later: merges [2/3] rebased onto main `2b900c8fa41` with
its third review round (`b73c052e45f`): every rank initializes NCCL
before a transfer only some ranks take part in, with a fresh-group GPU
test, and the transport's memory bound names what a rank sends. No
change of its own (`8b6f3a275f7`). The writer and conversion tests pass
(128), and pre-commit passes against main.
- GPU run, 2026-10-29, at `8b6f3a275f7`. GB200, torch 2.11.0a0 (NGC
26.02), CUDA 13.1, NCCL 2.29.2, transformers 5.9.0:
| `tests/gpu/torch/export/test_distributed_writer_gpu.py` | 2 GPUs | 4
GPUs |
|---|---|---|
| Result | 2 passed, 1 skipped (the fresh-group test needs 3 or more),
20.4 s | 3 passed, 46.1 s |
- 2026-10-29, later: merges [2/3]'s docstring note that owners are
weighed by bytes (`764036cd64e`). No change of its own (`2a65d9fa364`);
pre-commit passes against main.
- Rebased on 2026-10-29 onto #3101's squash `4bef85279e4` after it
merged, with this PR's own diff unchanged. The history is now linear:
one commit for the pieces as they stood when the split was made, then
this PR's four commits since. #3100's and #3101's pre-squash commits are
dropped. Pre-commit passes against main; the writer and conversion tests
pass (128).
- Claude review, 2026-10-29 (approved, two suggestions; `55b62f6fdf4`,
docstring and message only): `_write_even_shards`' docstring says that a
failure during the final renames leaves the shards already renamed,
which a retry is refused over until they are removed, and the refusal's
message names that cause. It also says the caller drops tied weights by
name. Pre-commit passes against main; `test_distributed_writer.py`
passes (49).
- Rebased on 2026-10-30 onto main `99c3834f62c` (after #3099 and #2750
merged, and #2737), own diff unchanged and no conflicts: main's new
commits touch none of this PR's files. Pre-commit passes against main.

## Summary by CodeRabbit
* **New Features**
* Added distributed checkpoint export in Hugging Face safetensors
format, writing tensors across ranks without gathering the full model on
every rank.
* Exported files are balanced by size, with oversized tensors placed in
their own files and an index generated for the shards.
* Export supports eligible sharded tensors and reverses supported
quantization-related weight conversions.
* **Bug Fixes**
* Exports detect incompatible shards, tensor-name collisions, and write
failures across ranks to help prevent incomplete or inconsistent
checkpoints.

### What does this PR do?
Type of change: Bug fix
Two fixes for W4A8 AWQ models (`W4A8_AWQ_BETA_CFG`), whose weight
quantizer is a `SequentialQuantizer` (INT4 blocks, then FP8), and a
guard for the multi-rank AWQ case the first fix would otherwise let
through.
**1. The FSDP2 export.** `export_hf_checkpoint` on an FSDP2 model
quantized with W4A8 AWQ (`--qformat w4a8_awq_beta` in `examples/hf_ptq`
with `--use_fsdp2`) fails on every rank:
```
AttributeError: 'SequentialQuantizer' object has no attribute '_fake_quant'
```
The export's AWQ resmooth step opens an `fsdp2_aware_weight_update`
window on each sharded layer to fold the pre-quant scales:
`export_hf_checkpoint` -> `_export_fsdp2_checkpoint_streaming` ->
`_prepare_model_for_export` -> `requantize_resmooth_fused_llm_layers` ->
`_fuse_shared_input_modules` -> `_fusion_update_context` (the AWQ
layernorm fusion opens one too). Around its unshard, re-registration and
reshard, the window calls `enable_fake_quant`, which read and wrote
`weight_quantizer._fake_quant`. A `SequentialQuantizer` is a container
that has no `_fake_quant` of its own, so the read raises.
`enable_fake_quant` now saves, sets and restores `_fake_quant` on each
`TensorQuantizer` stage of a weight quantizer. A plain `TensorQuantizer`
is its own only stage, so other formats are unchanged. It reads all the
original values before setting any, so a quantizer reached twice is
restored correctly. It now restores them in a `finally`, so a window
that raises (an FSDP2 unshard running out of memory, say) no longer
leaves them changed.
**2. `mtq.compress` now refuses W4A8 weights.** On main, a W4A8 model
compressed with `mtq.compress` can neither run nor be reloaded:
- Its forward dequantizes the INT4 stage and then real-quantizes the FP8
stage, so `F.linear` receives an `FP8QTensor` (`TypeError`). There is no
W4A8 real-quant GEMM, so GPU takes the same path.
- `compress_restore` calls `set_from_modelopt_state` on the weight
quantizer, which `SequentialQuantizer` does not have.
- Any later weight assignment (an FSDP2 unshard, a loader re-assigning
the packed weight) reads the container's missing `_fake_quant` too.
`compress_convert` now raises `NotImplementedError` naming the module
before it changes the model. It does so for any quantized linear with a
`SequentialQuantizer` in its weight quantizer (a plain W4A8 linear, or
Transformer Engine's grouped linear, whose per-expert quantizers become
sequential), also when the compress config excludes the layer: it would
still become a `RealQuantLinear` that can neither be restored nor take a
new weight. main's Megatron GPU tests already skip W4A8 for compress
("not supported for compress"). No path in the repo compresses W4A8
successfully today, so the refusal breaks none:
- `examples/hf_ptq --low_memory_mode --qformat w4a8_awq_beta` failed
right after compress (`'SequentialQuantizer' object has no attribute
'num_bits'` in the device-map step); it now stops at compress.
- The QAT trainer's `compress` option, `examples/llm_qat --compress` and
`examples/llm_eval` with compress run a forward right after compress,
which failed.
- `examples/megatron_bridge/quantize.py --compress` saves a Megatron
checkpoint and skips generation; nothing in the repo can use a
compressed W4A8 one (from reading the code; not run).
- `examples/alpamayo` and `examples/diffusers` never use W4A8, and the
Hugging Face export does not call `mtq.compress`.
**Reach.** `W4A8_AWQ_BETA_CFG` is the only built-in preset with a
sequential weight quantizer. Both problems predate #3099:
`enable_fake_quant` came with the FSDP2 export (#432), and every release
since 0.39.0 has it. main's FSDP2 GPU export tests left W4A8 out for
this reason (`#TODO: Fix unit test for this case`); this PR turns those
cases back on.
Found by meenchen in the review of #3099.
**3. AWQ calibration of an FSDP2 model sharded over several ranks is
refused.** Under `hf_ptq --use_fsdp2`, each rank calibrates AWQ-lite on
its own slice of the data, and its alpha-search loss is not combined
across ranks. So each rank folds its own `pre_quant_scale` into its
weight shard: on CPU with 2 gloo ranks and a tiny Llama, 10 of 14
linears differ, and INT4 AWQ behaves the same. With fix 1, the export
would write those mismatched shards instead of crashing. `mtq.quantize`
and `mtq.calibrate` now raise `NotImplementedError` for `awq_lite` /
`awq_full` on an FSDP2 model sharded over more than one rank, before the
model changes. The decision reads only the run's size, the model's FSDP2
sharding and the algorithm, so every rank raises alike, before any
collective. One rank, as `hf_ptq --use_fsdp2` runs on one GPU, is still
allowed. `examples/hf_ptq` refuses the same combination at argument
validation, before the distributed load, for `--qformat`, PTQ recipes
and AutoQuantize recipes alike, and its README's `--use_fsdp2` notes say
so. `mtq.auto_quantize` checks every candidate at entry, so a search
with an AWQ candidate, such as its default `NVFP4_AWQ_LITE_CFG`, is
refused before it changes the model; the KV-cache search already accepts
only `max`. #2740's refusal, based on the recorded distribution plan,
replaces this guard when it lands.
### Usage
No API change. On one rank (`hf_ptq --use_fsdp2` on one GPU, say), this
now exports, where it used to raise; on several ranks the `mtq.quantize`
call now refuses AWQ (fix 3):
```python
for layer in model.model.layers:
fully_shard(layer)
fully_shard(model)
mtq.quantize(model, mtq.W4A8_AWQ_BETA_CFG, forward_loop)
export_hf_checkpoint(model, export_dir=export_dir)
```
`mtq.compress` on a W4A8 model now raises `NotImplementedError` up
front.
### Testing
-
`tests/unit/torch/export/test_fsdp2_parallel_export.py::test_streaming_export_of_a_sharded_w4a8_model`
(new, CPU, one gloo rank): a tiny Llama (2 layers, hidden 128) is
quantized with `W4A8_AWQ_BETA_CFG` and sharded with `fully_shard` on
each decoder layer and the root. Its FSDP2 streaming export must match
the unsharded export tensor for tensor.
-
`tests/unit/torch/quantization/test_utils.py::test_enable_fake_quant_restores_each_stage_when_the_window_raises`
(new, CPU): a window that raises over a two-stage weight quantizer,
whose stages start with different flags, must give each stage its own
flag back.
-
`tests/unit/torch/quantization/test_compress.py::test_compress_refuses_w4a8_weights_before_changing_the_model`
(new file, CPU, parametrized over a plain W4A8 linear and a
`GroupedQuantizer` holding the sequential quantizer): compressing
raises, and the model is left unconverted. main had no CPU test file for
`compress.py`; its compress tests are CUDA ones in
`tests/gpu/torch/quantization/test_real_quantize_cuda.py`.
- `tests/gpu/torch/export/test_fsdp2_export.py`: W4A8 is re-enabled in
`test_fsdp2_weight_update_context_for_fuse_layers` and
`test_fsdp2_weight_update_context_for_export_quantized_weight` (4
cases). CI's single-GPU lane ran them at f06c347: 4 passed. On 2
GPUs at 182e0de: 4 passed, and 4 failed with main's
`enable_fake_quant` (table below). A CPU dry run of those 4 cases
(`cuda` swapped for `cpu`, gloo) passes on 1, 2 and 4 ranks with the
fix. Without it, all 4 fail on 2 ranks, with the `AttributeError` on
every rank.
- Each new test fails without its fix (checked by reverting the fix
only).
- The CPU unit tests for the export, `enable_fake_quant`'s callers and
`mtq.compress`'s consumers (`test_fsdp2_parallel_export.py`,
`test_sharded_weight_packing.py`, `test_offload_export.py`,
`test_unified_export_hf.py`, `test_export_weight.py`, `test_utils.py`,
`test_mse_calibrator.py`, `test_quantize_cpu.py`, `test_int8_tensor.py`,
`test_nvfp4_four_over_six.py`, `test_hf_patching.py`, the Hugging Face
plugin tests and others) pass: 331 passed.
- Real model, `examples/hf_ptq` with `--use_fsdp2` and W4A8 AWQ on
Qwen3-8B, including the export, on 2 GPUs, before and after the fix:
before, the export crashes on both ranks; after, it exports (table
below).
- 2026-10-29, round 2 (7354499): `enable_fake_quant` restores its
flags in a `finally` and picks the stages with
`isinstance(TensorQuantizer)` (review); `mtq.compress` refuses W4A8
weights. Ran the two new tests with and without their fix, the CPU
suites above, and pre-commit. CI at f06c347 passed (47 checks), its
single-GPU lane including the 4 re-enabled W4A8 cases.
- 2026-10-29, round 3 (3453fdc): the compress refusal also catches a
sequential quantizer inside a `GroupedQuantizer`, and its message names
the mechanism and covers excluded layers (review). Ran the parametrized
test against three versions of `compress.py` (without the walk, the
grouped case fails with the old `AttributeError`), the related CPU
suites (196 passed), and pre-commit.
- 2026-10-30: rebased onto main 99c3834 (after #2750); no code
change, the four patches are identical (range-diff). Ran pre-commit and
the CPU suites above plus #2750's `test_fused_experts_keep_fused.py`,
whose fold windows also go through `enable_fake_quant` (179 passed).
- 2026-10-30 (182e0de): CHANGELOG only. The entry now says the FSDP2
export of a W4A8 model no longer crashes and that AWQ calibration of an
FSDP2 model across more than one rank is not supported yet (review). Ran
pre-commit. Still pending on a GPU cluster: the 2-GPU run of the four
re-enabled W4A8 cases, and the real-model `examples/hf_ptq --use_fsdp2`
W4A8 run before and after the fix.
- 2026-10-30, 2 GPUs (182e0de): the four re-enabled W4A8 cases pass,
and fail without the fix with the expected `AttributeError` (table
below). The real-model `examples/hf_ptq --use_fsdp2` W4A8 run on
Qwen3-8B, before and after the fix, is done too (table below).
- 2026-10-30 (580cdf7): rebased onto main 55898ee. The only
conflict was in `CHANGELOG.rst`: #3122 appended its Bug Fixes entry at
the same place, so both entries are kept. The code and test diff is
unchanged (range-diff). Ran pre-commit and the CPU suites above, plus
the fused-experts tests #3122 touched (257 passed).
- 2026-10-30 (78aa164): the multi-rank AWQ guard (fix 3, review).
`tests/unit/torch/quantization/test_quantize_cpu.py::test_awq_on_a_sharded_fsdp2_model_is_refused`
checks it on two gloo ranks, through both entry points, and that the
model is left unquantized; it fails without the guard (`DID NOT RAISE`
on both ranks). The W4A8 export test now shards before calibrating, as
`hf_ptq --use_fsdp2` does on one GPU; a guard that refused one rank
fails it. The two GPU tests that calibrated AWQ after sharding on every
GPU are adapted: `test_fsdp2_export.py`'s helpers calibrate before
sharding, and `test_fsdp2.py::test_nested_fsdp2_backward` skips INT4 AWQ
on several GPUs. CPU dry run of `test_fsdp2_export.py` on 2 gloo ranks:
before the adaptation, its 12 AWQ cases hit the guard; after it, all
cases pass but the 4 NVFP4 AWQ-lite ones, which need CUDA on main too.
Ran pre-commit and the related CPU suites (421 passed). GPU results at
this head are below.
- 2026-10-30 (d538a02): `mtq.auto_quantize` checks every candidate
at entry (review), so on a model FSDP2-sharded over several ranks an AWQ
candidate is refused before the search changes the model, instead of
partway through it; the refusal's message reports the FSDP2 shard mesh's
size. `test_awq_on_a_sharded_fsdp2_model_is_refused` now also runs
`mtq.auto_quantize` with {FP8, W4A8 AWQ} on two gloo ranks; without the
entry check it fails, the refusal then coming from `calibrate()`
mid-search. Ran pre-commit and the related CPU suites, the AutoQuantize
and KV-cache AutoQuantize tests included (302 passed). The GPU results
at 78aa164 below carry over.
- 2026-10-30 (060836a): `hf_ptq --use_fsdp2` refuses AWQ formats and
recipes, AutoQuantize candidates included, on more than one rank at
argument validation, and the README says so (review).
`tests/examples/hf_ptq/test_example_utils.py::test_fsdp2_refuses_awq_on_several_ranks_before_loading`
covers it; without the check its two refused cases fail. The two adapted
GPU tests now change only what the guard refuses: `test_fsdp2_export.py`
shards before calibrating again except for AWQ on more than one rank,
and `test_nested_fsdp2_backward` gates only its shard-then-quantize
model there, so INT4 AWQ's quantize-then-shard comparison runs on
several GPUs (review). CPU dry run with gloo, on 1 and 2 ranks: the
nested-backward helper passes for all three configs, and
`test_fsdp2_export.py`'s two helpers pass for every config except NVFP4
AWQ-lite, which needs CUDA on main too. Ran pre-commit and the hf_ptq
example tests (153 passed).
- 2026-10-30 (75db98e): text only (review). The CHANGELOG bullet is
now three Bug Fixes entries, and the hf_ptq README note and error
message offer dropping `--use_fsdp2` first, as the single-process
`device_map` still uses all the GPUs. Ran pre-commit and the hf_ptq
example tests (62 passed).

This run, at 182e0de, shows that the export no longer crashes. With
2 ranks, each rank's own `pre_quant_scale` (fix 3) applies to this
checkpoint, so it is not an accuracy result. Since 78aa164 the same
2-GPU command stops at calibration with the guard's
`NotImplementedError`, so the crash fix is shown on one GPU below.
At 78aa164: Qwen3-8B, `examples/hf_ptq` with `--use_fsdp2 --qformat

d538a02 changes only `mtq.auto_quantize`'s entry check and the
refusal's message, so these results carry over: none of these runs calls
`auto_quantize`. 060836a narrows the two GPU tests' adaptations
(Testing above). Re-run of both files at 060836a: NVIDIA GB200,
torch 2.11.0a0 (nv26.02), transformers 5.9.0, pytest `-p

On 2 GPUs `test_nested_fsdp2_backward` with INT4 AWQ now runs, with only
its shard-then-quantize model gated. Both export helpers pass for all 8
configs, with and without bias: the AWQ ones quantize before sharding,
the others shard first.

## Summary by CodeRabbit
* **Bug Fixes**
* Fixed fake quantization for models with sequential weight quantizers.
All stages are enabled during use, and their previous settings are
restored even if an error occurs.
* **Compatibility**
* Compression now reports W4A8 AWQ models with an explicit not-supported
error; compressed W4A8 models cannot run or reload.
* Fixed W4A8 AWQ export with FSDP2. Streaming export produces consistent
results, but AWQ calibration across multiple FSDP2 ranks is not yet
supported.

Note
[1/2] of #2750's split (2026-10-28), made at its review's request because #2750 was over the 500-line budget. This PR packs weights that are still sharded, which the keep-fused fold needs. #2750, now [2/2] and stacked on this PR, keeps the fold.
Base:
main, now that #2736 has merged (2026-10-28). #2750 merges after this PR.Series layout
main, with [OMNIML-6052] Add the distribution plan, a run-scoped process group, and collectives that fail together #2736 (distribution plan, run group, collectives) mergedWhat does this PR do?
Type of change: New feature (part of the no-gather distributed export)
The no-gather export (#2752) packs quantized weights while the model is still sharded across ranks: no rank gathers the whole model, though each FSDP2 unit is still all-gathered once, inside its weight-update window, while its weights are packed. This PR covers the two parts of that which do not depend on the fused-experts fold.
NVFP4 packs DTensor shards. Three steps broke on a DTensor:
index_put_, which DTensor cannot dispatch. It now usestorch.where.from_localwould infer local x world rows, which for 96 rows over 64 ranks gives each rank a different global shape, and the writer then fails far from the cause.<<is a silent no-op on a DTensor (torch 2.8 to 2.14), so it packed unrelated codes. It now usestorch.bitwise_left_shift.Plain tensors pack exactly as before.
The other 4-bit packers refuse a DTensor shard. INT4, NF4 and MXFP4, and the export's INT4 packer (
pack_int4_in_uint8), shift withtorch.bitwise_left_shifttoo, which gives the same bytes on a plain tensor. On this PR's path the packers see plain tensors; the refusals keep a shard that reaches them from being packed wrong.FSDP2-owned weights pack inside weight-update windows.
ExportContext.keep_fused_expertsmarks the no-gather path.On that path, a quantized linear whose dense part FSDP2 shards is packed inside its unit's
fsdp2_aware_weight_updatewindow, which hands FSDP2 the packed weights. Packed outside one, the unit's next reshard puts FSDP2's unquantized shard back, and the checkpoint is written unquantized.Under
held_fsdp2_weight_windows, a unit's window stays open from one module to the next, so a decoder layer is gathered once, not once per linear. A module joins the window once, however many of its weights it packs._process_quantized_modulesenters it around its dispatch loop, but no window opens there until the no-gather export ([OMNIML-6083] Write a sharded model's HF checkpoint without gathering it #2752) setskeep_fused_expertson that loop's context and lets a sharded model through.Where expert parallelism leaves the root unwrapped, the window opens on the layer's own unit.
A unit that owns a weight directly, as a linear that is a unit of its own under an unwrapped root does, keys that weight by its bare name in the window's FSDPParam mapping (
core_utils._param_key).get_prefixed_param_namesused to name it after the weight itself, so the window skipped the packed weight and the reshard put the float shard back. A module the name map does not know keeps a key no parameter has, so the window skips it rather than take it for the root.The unit is found by walking up the module's name through name maps built once per export (
ExportContext.module_names), instead of scanning the model per module. Time to open the window around each of 10 linears per FSDP2 unit, in a synthetic model of about 1,000 modules per unit (CPU, one gloo rank, torch 2.14), measured before the split:Test fixture: the one-rank gloo fixture
